Problem-solution essays are a common essay type, especially for short essays such as subject exams or IELTS . The page gives information on what they are , how to structure this type of essay, and gives an example problem-solution essay on the topic of obesity and fitness levels.

What are problem-solution essays?

Problem-solution

Problem-solution essays consider the problems of a particular situation, and give solutions to those problems. They are in some ways similar to cause and effect essays , especially in terms of structure (see below). Problem-solution essays are actually a sub-type of another type of essay, which has the following four components:

The 'situation' may be included in the essay prompt, in which case it will not be needed in the main body. If it is needed, it can often be included in the introduction, especially for short essays, as with the example essay below . The 'evaluation' may be included as part of the conclusion (also as in the example below), or omitted altogether, especially for short essays. For these reasons, problem-solution essays are more common than situation-problem-solution-evaluation essays (or SPSE essays).

There are two main ways to structure a problem-solution essay. These are similar to the ways to structure cause and effect essays , namely using a block or a chain structure. For the block structure, all of the problems are listed first, and all of the solutions are listed afterwards. For the chain structure, each problem is followed immediately by the solution to that problem. Both types of structure have their merits. The former is generally clearer, especially for shorter essays, while the latter ensures that any solutions you present relate directly to the problems you have given.

The two types of structure, block and chain , are shown in the diagram below. This is for a short essay, which includes the 'situation' in the introduction and 'evaluation' in the conclusion. A longer essay, for example one of around 1,000 words, with citations , would probably have these two sections as separate paragraphs in the main body.





Example essay

Below is a problem-solution essay on the topic of obesity and poor fitness . It uses the block structure . Consumption of processed and convenience foods and our dependence on the car have led to an increase in obesity and reduction in the fitness level of the adult population. In some countries, especially industrialized ones, the number of obese people can amount to one third of the population. This is significant as obesity and poor fitness lead to a decrease in life expectancy , and it is therefore important for individuals and governments to work together to tackle this issue and improve their citizens' diet and fitness. Obesity and poor fitness decrease life expectancy. Overweight people are more likely to have serious illnesses such as diabetes and heart disease, which can result in premature death. It is well known that regular exercise can reduce the risk of heart disease and stroke, which means that those with poor fitness levels are at an increased risk of suffering from those problems. Changes by individuals to their diet and their physical activity can increase life expectancy. There is a reliance today on the consumption of processed foods, which have a high fat and sugar content. By preparing their own foods, and consuming more fruit and vegetables, people could ensure that their diets are healthier and more balanced, which could lead to a reduction in obesity levels. In order to improve fitness levels, people could choose to walk or cycle to work or to the shops rather than taking the car. They could also choose to walk up stairs instead of taking the lift. These simple changes could lead to a significant improvement in fitness levels. Governments could also implement initiatives to improve their citizens' eating and exercise habits. This could be done through education, for example by adding classes to the curriculum about healthy diet and lifestyles. Governments could also do more to encourage their citizens to walk or cycle instead of taking the car, for instance by building more cycle lanes or increasing vehicle taxes. While some might argue that increased taxes are a negative way to solve the problem, it is no different from the high taxes imposed on cigarettes to reduce cigarette consumption. In short, obesity and poor fitness are a significant problem in modern life, leading to lower life expectancy . Individuals and governments can work together to tackle this problem and so improve diet and fitness . Of the solutions suggested, those made by individuals themselves are likely to have more impact, though it is clear that a concerted effort with the government is essential for success. With obesity levels in industrialized and industrializing countries continuing to rise, it is essential that we take action now to deal with this problem.

Some basic patterns—and ways of ordering support in an essay—include the following:

You often think in terms of pros and cons when you analyze the merits or characteristics of a thing, person, or idea (e.g., buying a new refrigerator, whom to vote for, whether you’re in favor of or against an increase in school taxes). An essay using a pro/con structure does not necessarily just have two topic sentences, one for pro and one for con. Instead, you may need to structure multiple pro/con topic sentences and units of support to fit your needs. You may want to present pros and cons equally, with multiple topic sentences and units of support for each side. You may opt to focus more fully on either pros or cons, and so would have many topic sentences for the side you emphasize. You may want to address particular points and alternate between pros and cons. Organize your topic sentences and units of support in a way that makes sense given your thesis and purpose.

Problem/Solution

Articulating a problem and offering a solution/s is also a common human thought process (e.g., how to keep the deer from eating out of your garden, how to juggle working from home and homeschooling your children during a pandemic). An essay using a problem/solution pattern usually starts with a topic sentence and unit of support that presents the problem. Then there may be many topic sentences and units of support that analyze and evaluate different possible solutions or that present many aspects of one overall solution.

An essay using a process pattern is often straightforward, as it usually presents a series of steps in chronological order. However, a college essay that uses a process pattern needs to offer more than a list of steps. College writing about a process needs to make a point about that process (e.g., Baking bread, while relatively simple, still involves a number of complexities, variables, and just plain things that can go wrong.). And each topic sentence needs to make a point about that portion of the process. Ideally, a college essay that uses process analysis should emphasize “analysis” as well as “process” by explaining the importance of the steps, their relationship to one another, and/or their use in solving a problem. Process analysis in college essays, while using a relatively simple organizational structure, should involve some depth of thought.

Comparison and Contrast

Comparison and contrast is a thought process that you most likely have gone through many times (e.g., how do these two makes of car compare? which dessert is the best to bring to the party? how can my two children be so different?) In college writing, you may be asked to compare or contrast two theories, concepts, approaches, etc. in order to show similarities or differences and evaluate each. Note the repetition of the word “two.” Comparison and contrast pattern evaluates two things against one another. Also note the repetition of the word “evaluate.” As you compare and contrast, you’ll be expected not only to describe the characteristics of the two things, theories, concepts, or approaches, but also to offer some assessment or analysis, as part of your thesis’ and topic sentences’ angles and supporting evidence.

There are two different, equally useful, organizational patterns for comparison and contrast:

  • Side by side – Offer all of the information for one thing first before moving to the second. However, within each side, structure the points of comparison/contrast in the same order. With side by side structure, you may end up with only two topic sentences, or you may end up with general topic sentences to introduce each side, and then a series of more specific topic sentences for each point.
  • Point by point – Deal with each point of the comparison/contrast in an order that makes sense given the two things being compared. However, under each point, the same side always needs to come first.

Division and Classification

When you divide and classify, you break something down into its component parts, offering an insight or analysis into the thing you’re breaking down. You actually use division and classification thinking a lot, perhaps without realizing it (e.g., different personality types of the people you know, different types of cars, different types of activities for your children). Remember that when using this pattern of organization, you still have to create a thesis sentence that offers an analytical insight (e.g., Of all the sixteen personality types that Myers-Briggs identify, the ___ type is the best to hire in a ___ type of job, for a number of reasons.) Your then have topic sentences and units of support for each group or class. The topic sentences themselves should have angles that relate back to the main angle in the thesis.

Cause and Effect

Cause and effect is just what it says. Writing about causes and effects deals with identifying “reasons why” and/or “results.” The important thing to remember is that this pattern calls for logical inference in dealing with causes, and logical probabilities in explaining effects. Don’t fall into a logical fallacy by assuming simple and/or incorrect causation. Instead, make sure that you link causes and effects carefully, considering both evidence and probability. As usual, your thesis, topic sentences, and units of support should show some complexity and offer insights into causes and/or effects, insights which you developed based on your reading.

Considering patterns of organization as a reader will also give you insight into how to apply them as a writer.

Final Thoughts on Structuring Support/Patterns of Organization

  • Sometimes understanding a pattern can help you circle back and develop support. For example, if you’re comparing two items in a side by side comparison, you may realize that you do not have parallel information for each side and need to circle back to developing additional support.
  • It’s important to remember, though, that you should not force-fit your thoughts and your support into a pattern. Patterns should be organic to your thesis and purpose for writing.
  • A clear organizational structure helps your reader follow and understand your thoughts, whether or not the reader is conscious of the structure you used. You experienced that yourself as a reader when you read articles in which ideas were presented clearly and logically.
  • Finally and most importantly, keep in mind that you need to review your topic sentences and units of support and make conscious choices about their order. You should be able to articulate your rationale for structuring your support in a certain way.

  • The overall pattern of organization for the whole article is sequential, like a process pattern.  The author takes a historical, chronological approach.
  • The section on King Crisco uses comparison and contrast, showing similarities and differences between Crisco and other products. Certain words cue you, as a reader, to expect a comparison and contrast pattern: “differently,” “like, ” “in contrast,” and “unlike.”  The section on King Crisco also uses cause and effect, presenting reasons why Crisco hid its ingredients.

Composition Type: Problem-Solution Essays

In composition , using a problem-solution format is a method for analyzing and writing about a topic by identifying a problem and proposing one or more solutions. A problem-solution essay is a type of argument. "This sort of essay involves argumentation in that the writer seeks to convince the reader to take a particular course of action. In explaining the problem, it may also need to persuade the reader concerning specific causes" (Dave Kemper et al., "Fusion: Integrated Reading and Writing," 2016).

The Thesis Statement

In many types of report writing, the thesis statement is posed front and center, in one sentence. Author Derek Soles writes about how the thesis statement in a problem-solution paper differs from a straight "report of findings" type of text:

"[One]  expository  mode is the problem-solution essay, topics for which are typically framed in the form of questions. Why did fourth-graders from poor families score low on a nationwide math test, and how can educators improve math education for this group? Why is Iran a threat to our national security, and how can we reduce this threat? Why did it take the Democratic Party so long to select a candidate for the 2008 presidential election, and what can the party do to make the process more efficient in the future? These essays have two parts: a full explanation of the nature of the problem, followed by an analysis of solutions and their likelihood of success."

Readers need additional context before you get to your thesis, but that is not to say that the thesis has to be posed as a question in the introduction:  

"In a problem-solution essay, the thesis statement usually proposes the solution. Because readers must first understand the problem, the thesis statement usually comes after a description of the problem. The thesis statement does not have to give details about the solution. Instead, it summarizes the solution. It should also lead naturally to the body of the essay, preparing your reader for a discussion of how your solution would work."

Sample Introductions

It can be helpful to see completed examples before writing in order to examine what makes for an effective piece. See how these introductions give some context before posing the topic and lead naturally into the body paragraphs, where the evidence will be listed. You can imagine how the author has organized the rest of the piece.

Organization

In "Passages: A Writer's Guide, " how to organize a problem-solution paper is explained:  

"Though to some extent [your organization of the paper] depends on your topic, do make sure that you include the following information:
Introduction: Identify the problem in a nutshell. Explain why this is a problem, and mention who should be concerned about it.
Problem Paragraph(s): Explain the problem clearly and specifically. Demonstrate that this is not just a personal complaint, but a genuine problem that affects many people.
"Solution Paragraph(s): Offer a concrete solution to the problem, and explain why this is the best one available. You may want to point out why other possible solutions are inferior to yours. If your solution calls for a series of steps or actions to be followed, present these steps in a logical order.
"Conclusion: Reemphasize the importance of the problem and the value of your solution. Choose a problem that you have experienced and thought about—one that you have solved or are in the process of solving. Then, in the essay itself, you may use your own experience to illustrate the problem. However, don't focus all the attention on yourself and on your troubles. Instead, direct the essay at others who are experiencing a similar problem. In other words, don't write an I essay ('How I Cure the Blues'); write a you essay ('How You Can Cure the Blues')."

The basic structure of an essay always consists of an introduction , a body , and a conclusion . But for many students, the most difficult part of structuring an essay is deciding how to organize information within the body.

There are two main things to keep in mind when working on your essay structure: making sure to include the right information in each part, and deciding how you’ll organize the information within the body.

The three parts that make up all essays are described in the table below.

You’ll also have to consider how to present information within the body. There are a few general principles that can guide you here.

The first is that your argument should move from the simplest claim to the most complex . The body of a good argumentative essay often begins with simple and widely accepted claims, and then moves towards more complex and contentious ones.

For example, you might begin by describing a generally accepted philosophical concept, and then apply it to a new topic. The grounding in the general concept will allow the reader to understand your unique application of it.

The second principle is that background information should appear towards the beginning of your essay . General background is presented in the introduction. If you have additional background to present, this information will usually come at the start of the body.

The third principle is that everything in your essay should be relevant to the thesis . Ask yourself whether each piece of information advances your argument or provides necessary background. And make sure that the text clearly expresses each piece of information’s relevance.

The sections below present several organizational templates for essays: the chronological approach, the compare-and-contrast approach, and the problems-methods-solutions approach.

The chronological approach (sometimes called the cause-and-effect approach) is probably the simplest way to structure an essay. It just means discussing events in the order in which they occurred, discussing how they are related (i.e. the cause and effect involved) as you go.

A chronological approach can be useful when your essay is about a series of events. Don’t rule out other approaches, though—even when the chronological approach is the obvious one, you might be able to bring out more with a different structure.

Essays with two or more main subjects are often structured around comparing and contrasting . For example, a literary analysis essay might compare two different texts, and an argumentative essay might compare the strengths of different arguments.

There are two main ways of structuring a compare-and-contrast essay: the alternating method, and the block method.

Alternating

In the alternating method, each paragraph compares your subjects in terms of a specific point of comparison. These points of comparison are therefore what defines each paragraph.

  • Sum up, emphasize that distance learning introduces more difficulties than it solves
  • Stress the importance of addressing issues with distance learning as it becomes increasingly common
  • Distance learning may prove to be the future, but it still has a long way to go

In the block method, each subject is covered all in one go, potentially across multiple paragraphs. For example, you might write two paragraphs about your first subject and then two about your second subject, making comparisons back to the first.

  • Advantages: Flexibility, accessibility
  • Disadvantages: Discomfort, challenges for those with poor internet or tech literacy
  • Advantages: Potential for teacher to discuss issues with a student in a separate private call
  • Disadvantages: Difficulty of identifying struggling students and aiding them unobtrusively, lack of personal interaction among students
  • Advantages: More accessible to those with low tech literacy, equality of all sharing one learning environment
  • Disadvantages: Students must live close enough to attend, commutes may vary, classrooms not always accessible for disabled students
  • Advantages: Ease of picking up on signs a student is struggling, more personal interaction among students
  • Disadvantages: May be harder for students to approach teacher privately in person to raise issues

An essay that concerns a specific problem (practical or theoretical) may be structured according to the problems-methods-solutions approach.

This is just what it sounds like: You define the problem, characterize a method or theory that may solve it, and finally analyze the problem, using this method or theory to arrive at a solution. If the problem is theoretical, the solution might be the analysis you present in the essay itself; otherwise, you might just present a proposed solution.

For instance, if your topic is "obesity in America," you could frame that into research questions like "What are measures that prevent weight gain?" or "What are the most sustainable diets for weight loss?" (Tip: Avoid search terms like "best" or "worst" because they are very vague and subjective. Choose terms that are more specific and quantifiable in meaning.)

Researching your topic

Now that you have a research question, do some preliminary research to give you direction on breaking your problem down in to feasible solutions. Choose more specific Browse the library's databases, skim through a book, or search the web for possible information.

  • What type of information is available on your topic?
  • Where did you find this information?
  • Who are the experts, and what do they have to say about your topic?

Creating a thesis and presenting your proposal

Outlining a Problem-Solution Paper

A problem-solution paper is exactly what it sounds like. First, an issue or obstacle is posed, then a solution or series of solutions is suggested to resolve that issue or obstacle.

Problem-solution essays can be structured differently depending on the nature of the topic. (For instance, if there is important historical information to your problem that is a bit too long for your intro, then you might want to spend a paragraph between your intro and your solution body paragraphs to give your audience that history.) Most essays, however, follow this basic formula:

I. Introduction: Communicating the Problem

  • Paint a vivid picture of the problem. Focus on the how and why: how did this become a problem? why is it (still) a problem? why is it important / why does it need to be fixed? 
  • End your intro with a thesis statement recapping the problem and providing a preview of the solution(s) you will offer in the rest of your paper.

  • Cover each potential solution to the problem in its own paragraph, or cover each step of a multi-step solution with each step having its own paragraph.
  • Each body paragraph should have a clearly stated claim that is distinct from, though connected to, the other paragraphs.
  • Support each solution or solution step with several pieces of evidence from authoritative sources of information. (Best to go to the library catalog and article databases for these.)
  • Cite each source used to support your claims correctly according to MLA citation format , using an in-text citation that corresponds to an entry in your works cited page.

III. Conclusion: Reiterating Importance

  • Recap your thesis statement (problem + brief overview of solution)
  • Close out your paper by emphasizing the importance of solving the problem you have covered.

The list of problem solution essay topics is very long. As mentioned earlier, the problem can be a local issue, affecting a specific demographic or being universal. Regardless of the topic you choose, there are another million waiting for an answer.

To start you off, the climate crisis is an excellent area for debate. 

  • How do we deal with stranded assets in the fossil fuel industry and financial sector? 
  • What should the laws be surrounding new cars run on petrol and diesel? 
  • How should electrification be carried out in developing nations? Is a carbon tax a viable way to reduce emissions? 

Other problem solution essay ideas might include social media’s effect on dopamine levels, gerrymandering in electoral districts, or the working week’s length. 

Problem Solution Essay Examples

Reading previous papers is a fantastic method to improve your grades. Study essays that get top marks and some of the ones which get lower marks. The difference will be apparent in their vocabulary, logic, and evidence. Read a few problem solution essay sample papers but don’t plagiarize them; always cite your sources. Writing Tips for a Problem Solution Essay

An essay is a complex task to complete. That’s why it’s useful to break down the whole into several steps. 

Step one is to conduct some thorough research and planning. If you have free choice over the problem at hand, then start by brainstorming some groups you belong to and decide whether they’re officially mandated ones like a sports team or a club, or broader, like your sex, gender, nationality, or language grouping.

After this, jot down some issues in the groups. Are you struggling to manage the payment plan for your sports hall? Has there been an instance of bullying or shaming in your school? With the topic in mind, move onto research. 

When researching your topic, it’s always useful to remember that there is nothing new under the sun. It is almost definite that similar problems have arisen before, and most solutions already exist.

Then, conduct and compose a literature review on the topic. A literature review is an excellent addition to your essay as a standalone section. It helps to situate your issue within the world and builds relations to other similar problems. 

You may think you have nothing to say about the problem or find it hard to justify your opinion. Well, in the problem solution essay, your voice matters. Always try to back up what you’re saying through evidence and try not to stray into writing a polemic. Yet, passion and emotion are useful tools for framing the problem. Just try not to make these responses the whole essay.

As far as solving problems goes, you can use some general mechanics to come up with solutions. The following paragraphs will present some of these logical mechanics; feel free to use them in your writing:

  • Add something new: this solution works when something is lacking. The problem may be a lack of funding, equipment, or motivation. The assumed problem when using this angle of attack is that there is a lack of resources available. Concrete examples of this could include more teaching assistants in education, longer opening hours at a library, or more significant legislation to protect the environment.
  • Remove something: this is the inverse of the previous point. Inversing is a useful strategy for thinking about problems in general. If something is too crowded or too busy, it might be a solution to limit exposure to something and devise a solution. 
  • Education: learning is a more specific aspect of ‘adding something’; it presupposes that a lack of information and awareness is the cause of the problem. If people had this knowledge, the theory goes that the issue would disappear or reduce because people could make informed decisions and correct their behavior.
  • Enforcement: if something like school rules, or even the law, is being ignored, proper enforcement might be a solution. Enforcement has its own sets of problems. This angle is an excellent way to write an unfolding and varied essay as it requires lots of discussion around proper enforcement. Making people do things they don’t want to do is a tricky situation and is riddled with structural and psychological issues.
  • Compromising: proposing compromise through mediation or bi-partisan effort is another complex solution. To work effectively, it has to involve people who possess robust negotiation techniques. But settlements happen all the time, so they’re a powerful solution to many problems. It may be useful to learn about zero-sum and relative issues to argue this case correctly.
  • A change in leadership: leaders can become stale and cumbersome; they may get weighed down by responsibility and have a low tolerance for change. Although, many problems require systemic changes, such as the climate crisis. With an established leader in charge, progress could be slow as they may be blinkered by their position. In this case, they are proposing an election or vote of confidence as a solution that can break the deadlock and offer people a chance to voice their concerns through voting.

One could surmise that the problem and solution essay is an incredibly relevant style of writing. By dissecting an issue and coming up with solutions, you learn a skill that is useful in many careers and practices. But writing one effectively requires both passion and perseverance; writing about topics that move us, though letting the fire burn too brightly, can put readers off or lead them to ignore their blind spots. 

Follow the structures set out above and make sure to proofread your essays before submission. Finding a good editor is always a positive step; they can help to rephrase your words so that your argument comes across more fluently. 

Writing drafts is good practice, although not always possible due to time constraints. Ideally, you should work through two drafts before submitting a final piece; if the essay makes up a small part of your overall grade, adjust the drafting process accordingly.

30 Patterns of Organization and Methods of Development

Patterns of organization can help your readers follow the ideas within your essay and your paragraphs, but they can also work as methods of development to help you recognize and further develop ideas and relationships in your writing. Here are some strategies that can help you with both organization and development in your essays.

Major Patterns of Organization

A fruit pie.

  • Now take the pie out of the oven and let it cool on the stovetop.
  • Mix the dry ingredients with the liquid ingredients.
  • Set the pie crust aside while you make the filling.

How did it feel to read the above list? A bit confusing, I would guess. That’s because the steps for making a pie were not well organized, and the steps don’t include enough detail for us to know exactly what we should do. (Like what are the dry and liquid ingredients?) We all know that starting instructions from the beginning and giving each detailed step in the order it should happen is vital to having a good outcome, in this case a yummy pie! But it’s not always so simple to know how to organize or develop ideas, and sometimes there’s more than one way, which complicates things even further.

First, let’s take a look at a couple of ways to think about organization.

General to Specific or Specific to General

It might be useful to think about organizing your topic like a triangle:

Two triangles. The first is an inverted pyramid for General to Specific, the second is a pyramid for Specific to General.

The first triangle represents starting with the most general, big picture information first, moving then to more detailed and often more personal information later in the paper. The second triangle represents an organizational structure that starts with the specific, small scale information first and then moves to the more global, big picture stuff.

For example, if your topic is traffic in Vancouver, British Columbia, an essay that uses the general-to-specific organizational structure might begin this way:

Many people consider Vancouver, British Columbia, to be a relaxed place to live. They would be shocked to know how bad the traffic is traveling major arteries into the city and even driving around the city itself.

An essay that uses the specific-to-general structure might start like this:

Transit is crowded, parking is expensive, and vehicles stop and go through the main streets of the city of Vancouver, British Columbia, and that is just once travelers brave the crowded arteries to enter the city; Vancouver’s traffic problem does not lend itself to the relaxed atmosphere many believe the city to have.

What’s the difference between these two introductions? And how might they appeal to the intended audience for this essay in different ways? The first introduction is looking at the big picture of the problem and mentions pollution’s impact on all citizens in Portland, while the second introduction focuses on one specific family. The first helps readers see how vast the problem really is, and the second helps connect readers to a real family, making an emotional appeal from the very beginning. Neither introduction is necessarily better. You’ll choose one over the other based on the kind of tone you’d like to create and how you’d like to affect your audience. It’s completely up to you to make this decision.

Does the Triangle Mean the Essay Keeps Getting More Specific or More Broad until the Very End?

The triangle is kind of a general guide, meaning you’re allowed to move around within it all you want. For example, it’s possible that each of your paragraphs will be its own triangle, starting with the general or specific and moving out or in. However, if you begin very broadly, it might be effective to end your essay in a more specific, personal way. And if you begin with a personal story, consider ending your essay by touching on the global impact and importance of your topic.

Are There Other Ways to Think about Organizing My Ideas?

Yes! Rather than thinking about which of your ideas are most specific or personal or which are more broad or universal, you might consider one of the following ways of organizing your ideas:

  • Most important information first (consider what you want readers to focus on first)
  • Chronological order (the order in time that events take place)
  • Compare and contrast (ideas are organized together because of their relationship to each other)

The section on Methods of Development, below, offers more detail about some of these organizational patterns, along with some others.

Choose one of the following topics, and practice writing a few opening sentences like we did above, once using the general-to-specific format and once using the specific-to-general. Which do you like better? What audience would be attracted to which one? Share with peers to see how others tackled this challenge. How would you rewrite their sentences? Why? Discuss your changes and listen to how your peers have revised your sentences. Taking in other people’s ideas will help you see new ways to approach your own writing and thinking. Topics:

  • Facing fears
  • Safety in sports
  • Community policing
  • Educating prisoners
  • Sex education

Methods of Development

The methods of development covered here are best used as ways to look at what’s already happening in your draft and to consider how you might emphasize or expand on any existing patterns. You might already be familiar with some of these patterns because teachers will sometimes assign them as the purpose for writing an essay. For example, you might have been asked to write a cause-and-effect essay or a comparison-and-contrast essay.

It’s important to emphasize here that patterns of organization or methods of developing content usually happen naturally as a consequence of the way the writer engages with and organizes information while writing. That is to say, most writers don’t sit down and say, “I think I’ll write a cause-and-effect essay today.”  Instead, a writer might be more likely to be interested in a topic, say, the state of drinking water in the local community, and as the writer begins to explore the topic, certain cause-and-effect relationships between environmental pollutants and the community water supply may begin to emerge.

So if these patterns just occur naturally in writing, what’s the use in knowing about them? Well, sometimes you might be revising a draft and notice that some of your paragraphs are a bit underdeveloped. Maybe they lack a clear topic, or maybe they lack support. In either case, you can look to these common methods of development to find ways to sharpen those vague topics or to add support where needed. Do you have a clear cause statement somewhere but you haven’t explored the effects?  Are you lacking detail somewhere where a narrative story or historical chronology can help build reader interest and add support?  Are you struggling to define an idea that might benefit from some comparison or contrast?  Read on to consider some of the ways that these strategies can help you in revision.

Cause and Effect (or Effect and Cause)

Do you see a potential cause-and-effect relationship developing in your draft?  The cause-and-effect pattern may be used to identify one or more causes followed by one or more effects or results. Or you may reverse this sequence and describe effects first and then the cause or causes. For example, the causes of water pollution might be followed by its effects on both humans and animals. You may use obvious transitions to clarify cause and effect, such as “What are the results? Here are some of them…” or you might simply use the words cause , effect , and result , to cue the reader about your about the relationships that you’re establishing.

Problem-Solution

At some point does your essay explore a problem or suggest a solution? The problem-solution pattern is commonly used in identifying something that’s wrong and in contemplating what might be done to remedy the situation. There are probably more ways to organize a problem-solution approach, but but here are three possibilities:

  • Describe the problem, followed by the solution.
  • Propose the solution first and then describe the problems that motivated it.
  • Or a problem may be followed by several solutions, one of which is selected as the best.

When the solution is stated at the end of the paper, the pattern is sometimes called the delayed proposal. For a hostile audience, it may be effective to describe the problem, show why other solutions do not work, and finally suggest the favored solution. You can emphasize the words problem and solution to signal these sections of your paper for your reader.

Chronology or Narrative

Do you need to develop support for a topic where telling a story can illustrate some important concept for your readers? Material arranged chronologically is explained as it occurs in time. A chronological or narrative method of development might help you find a way to add both interest and content to your essay. Material arranged chronologically is explained as it occurs in time. This pattern may be used to establish what has happened. Chronology or narrative can be a great way to introduce your essay by providing a background or history behind your topic. Or you may want to tell a story to develop one or more points in the body of your essay. You can use transitional words like then , next , and finally to make the parts of the chronology clear.

Comparison and Contrast

Are you trying to define something? Do you need your readers to understand what something is and what it is not? The comparison-and-contrast method of development is particularly useful in extending a definition, or anywhere you need to show how a subject is like or unlike another subject. For example, the statement is often made that drug abuse is a medical problem instead of a criminal justice issue. An author might attempt to prove this point by comparing drug addiction to AIDS, cancer, or heart disease to redefine the term “addiction” as a medical problem. A statement in opposition to this idea could just as easily establish contrast by explaining all the ways that addiction is different from what we traditionally understand as an illness. In seeking to establish comparison or contrast in your writing, some words or terms that might be useful are by contrast , in comparison , while , some , and others .

These four methods of development—cause and effect, problem-solution, chronology or narrative, and comparison and contrast—are just a few ways to organize and develop ideas and content in your essays. It’s important to note that they should not be a starting point for writers who want to write something authentic—something that they care deeply about. Instead, they can be a great way to help you look for what’s already happening with your topic or in a draft, to help you to write more, or to help you reorganize some parts of an essay that seem to lack connection or feel disjointed. Look for organizational patterns when you’re reading work by professional writers. Notice where they combine strategies (e.g., a problem-solution pattern that uses cause-and-effect organization, or a comparison-contrast pattern that uses narrative or chronology to develop similarities or differences). Pay attention to how different writers emphasize and develop their main ideas, and use what you find to inspire you in your own writing. Better yet, work on developing  completely new patterns of your own.

9.3 Organizing Your Writing

Learning objectives.

  • Understand how and why organizational techniques help writers and readers stay focused.
  • Assess how and when to use chronological order to organize an essay.
  • Recognize how and when to use order of importance to organize an essay.
  • Determine how and when to use spatial order to organize an essay.

The method of organization you choose for your essay is just as important as its content. Without a clear organizational pattern, your reader could become confused and lose interest. The way you structure your essay helps your readers draw connections between the body and the thesis, and the structure also keeps you focused as you plan and write the essay. Choosing your organizational pattern before you outline ensures that each body paragraph works to support and develop your thesis.

This section covers three ways to organize body paragraphs:

  • Chronological order
  • Order of importance
  • Spatial order

When you begin to draft your essay, your ideas may seem to flow from your mind in a seemingly random manner. Your readers, who bring to the table different backgrounds, viewpoints, and ideas, need you to clearly organize these ideas in order to help process and accept them.

A solid organizational pattern gives your ideas a path that you can follow as you develop your draft. Knowing how you will organize your paragraphs allows you to better express and analyze your thoughts. Planning the structure of your essay before you choose supporting evidence helps you conduct more effective and targeted research.

Chronological Order

In Chapter 8 “The Writing Process: How Do I Begin?” , you learned that chronological arrangement has the following purposes:

  • To explain the history of an event or a topic
  • To tell a story or relate an experience
  • To explain how to do or to make something
  • To explain the steps in a process

Chronological order is mostly used in expository writing , which is a form of writing that narrates, describes, informs, or explains a process. When using chronological order, arrange the events in the order that they actually happened, or will happen if you are giving instructions. This method requires you to use words such as first , second , then , after that , later , and finally . These transition words guide you and your reader through the paper as you expand your thesis.

For example, if you are writing an essay about the history of the airline industry, you would begin with its conception and detail the essential timeline events up until present day. You would follow the chain of events using words such as first , then , next , and so on.

Writing at Work

At some point in your career you may have to file a complaint with your human resources department. Using chronological order is a useful tool in describing the events that led up to your filing the grievance. You would logically lay out the events in the order that they occurred using the key transition words. The more logical your complaint, the more likely you will be well received and helped.

Choose an accomplishment you have achieved in your life. The important moment could be in sports, schooling, or extracurricular activities. On your own sheet of paper, list the steps you took to reach your goal. Try to be as specific as possible with the steps you took. Pay attention to using transition words to focus your writing.

Keep in mind that chronological order is most appropriate for the following purposes:

  • Writing essays containing heavy research
  • Writing essays with the aim of listing, explaining, or narrating
  • Writing essays that analyze literary works such as poems, plays, or books

When using chronological order, your introduction should indicate the information you will cover and in what order, and the introduction should also establish the relevance of the information. Your body paragraphs should then provide clear divisions or steps in chronology. You can divide your paragraphs by time (such as decades, wars, or other historical events) or by the same structure of the work you are examining (such as a line-by-line explication of a poem).

On a separate sheet of paper, write a paragraph that describes a process you are familiar with and can do well. Assume that your reader is unfamiliar with the procedure. Remember to use the chronological key words, such as first , second , then , and finally .

Order of Importance

Recall from Chapter 8 “The Writing Process: How Do I Begin?” that order of importance is best used for the following purposes:

  • Persuading and convincing
  • Ranking items by their importance, benefit, or significance
  • Illustrating a situation, problem, or solution

Most essays move from the least to the most important point, and the paragraphs are arranged in an effort to build the essay’s strength. Sometimes, however, it is necessary to begin with your most important supporting point, such as in an essay that contains a thesis that is highly debatable. When writing a persuasive essay, it is best to begin with the most important point because it immediately captivates your readers and compels them to continue reading.

For example, if you were supporting your thesis that homework is detrimental to the education of high school students, you would want to present your most convincing argument first, and then move on to the less important points for your case.

Some key transitional words you should use with this method of organization are most importantly , almost as importantly , just as importantly , and finally .

During your career, you may be required to work on a team that devises a strategy for a specific goal of your company, such as increasing profits. When planning your strategy you should organize your steps in order of importance. This demonstrates the ability to prioritize and plan. Using the order of importance technique also shows that you can create a resolution with logical steps for accomplishing a common goal.

On a separate sheet of paper, write a paragraph that discusses a passion of yours. Your passion could be music, a particular sport, filmmaking, and so on. Your paragraph should be built upon the reasons why you feel so strongly. Briefly discuss your reasons in the order of least to greatest importance.

Spatial Order

As stated in Chapter 8 “The Writing Process: How Do I Begin?” , spatial order is best used for the following purposes:

  • Helping readers visualize something as you want them to see it
  • Evoking a scene using the senses (sight, touch, taste, smell, and sound)
  • Writing a descriptive essay

Spatial order means that you explain or describe objects as they are arranged around you in your space, for example in a bedroom. As the writer, you create a picture for your reader, and their perspective is the viewpoint from which you describe what is around you.

The view must move in an orderly, logical progression, giving the reader clear directional signals to follow from place to place. The key to using this method is to choose a specific starting point and then guide the reader to follow your eye as it moves in an orderly trajectory from your starting point.

Pay attention to the following student’s description of her bedroom and how she guides the reader through the viewing process, foot by foot.

Attached to my bedroom wall is a small wooden rack dangling with red and turquoise necklaces that shimmer as you enter. Just to the right of the rack is my window, framed by billowy white curtains. The peace of such an image is a stark contrast to my desk, which sits to the right of the window, layered in textbooks, crumpled papers, coffee cups, and an overflowing ashtray. Turning my head to the right, I see a set of two bare windows that frame the trees outside the glass like a 3D painting. Below the windows is an oak chest from which blankets and scarves are protruding. Against the wall opposite the billowy curtains is an antique dresser, on top of which sits a jewelry box and a few picture frames. A tall mirror attached to the dresser takes up most of the wall, which is the color of lavender.

The paragraph incorporates two objectives you have learned in this chapter: using an implied topic sentence and applying spatial order. Often in a descriptive essay, the two work together.

The following are possible transition words to include when using spatial order:

  • Just to the left or just to the right
  • On the left or on the right
  • Across from
  • A little further down
  • To the south, to the east, and so on
  • A few yards away
  • Turning left or turning right

On a separate sheet of paper, write a paragraph using spatial order that describes your commute to work, school, or another location you visit often.

Problem-Cause-Solution Pattern

According to conventional wisdom, you can summarize every story ever told in the following way: someone falls into a hole and must climb out. In other words, every story is about solving a problem. There are probably many exceptions to this observation; however, connecting the need to solve a real-life problem to your subject can draw your readers’ attention. The problem-cause-solution pattern can help you do this.

In a sense, this pattern is a variety of the specific-to-general pattern, as it often begins with specific details and moves to a somewhat generalized solution. However, rather than evoking a sense of mystery and suspense, the problem-cause-solution pattern focuses on concrete difficulties; and though a solution may appeal to abstract principles, the solution should have a practical application, enough to solve the real-life problem.

When to Use this Pattern

You may find the problem-cause-solution pattern useful in writing case studies, critiques, introductions, reports of scientific investigations, literary reviews, political and social discourse, white papers, proposals, many kinds of reports, and essay examinations.

How to Create this Pattern

The name of the problem-cause-solution pattern also describes the sequence in which to present your information.

Begin by describing the problem.

Proceed through diagnosing and analyzing the problem.

Then propose a solution.

The forms of analysis used to diagnose the problem may vary. You might, for example, use comparative analysis to evaluate for flaws in a process that may have led to the problem. You might use a combination of synthesis and cause and effect analysis to locate systemic conditions which caused the problem. However, in each instance—whether analyzing an entire process or analyzing a specific cause—the goal is to locate a cause or causes.

Example of this Pattern

There are two main kinds of ice that shape sea levels. The first is sea ice, which comes from ocean water that freezes solid. It makes up most of the ice at the North Pole. As it forms, it changes the saltiness of seawater and helps shape powerful ocean currents. 

Melting sea ice doesn’t change the overall amount of water in the ocean, just as melting ice cubes don’t change the water level in a glass of water. But sea ice tends to reflect sunlight, while the darker ocean tends to soak up its heat. That speeds up warming and drives more ice melt in a worrying feedback loop. The warmer temperatures also contribute to the thermal expansion of water, which in turn can raise sea levels. 

The second kind of ice is land ice, which builds up in sheets over thousands of years from compacted snow. In Antarctica, the ice sheet is 1.5 miles thick (2.4 km) on average, reaching up to 3 miles (5 km) in some areas. Greenland’s ice sheet averages a mile in thickness. When land ice starts to jut out over the ocean, it creates a floating ice shelf (Irfan, 2022, paras. 9-11).

Example Explained

Notice how the passage above begins with an implied problem: ice causing changes to sea levels. The passage proceeds to explain the causes of changing sea levels. These are the first two parts of our pattern. A few paragraphs later, the author shifts to discussing the beginnings of a solution.

Problem solution essays describe a problem and explore possible solutions. Typically, a particular problem is presented in the introduction, possible solutions for that problem are previewed in the thesis, and then those solutions are explained in further detail in the body paragraphs.

Patterns of Organization and Methods of Development

Patterns of organization can help your readers follow the ideas within your essay and your paragraphs, but they can also work as methods of development to help you recognize and further develop ideas and relationships in your writing. Here are some strategies that can help you with both organization and development in your essays.

Major Patterns of Organization

Read the following sentences:

  • Now take the pie out of the oven and let it cool on the stovetop.
  • Mix the dry ingredients with the liquid ingredients.
  • Set the pie crust aside while you make the filling.

How did it feel to read the above list? A bit confusing, I would guess. That’s because the steps for making a pie were not well organized, and the steps don’t include enough detail for us to know exactly what we should do. (Like what are the dry and liquid ingredients?) We all know that starting instructions from the beginning and giving each detailed step in the order it should happen is vital to having a good outcome, in this case a yummy pie! But it’s not always so simple to know how to organize or develop ideas, and sometimes there’s more than one way, which complicates things even further.

First, let’s take a look at a couple of ways to think about organization.

General to Specific or Specific to General

It might be useful to think about organizing your topic like a triangle:

The first triangle represents starting with the most general, big picture information first, moving then to more detailed and often more personal information later in the paper. The second triangle represents an organizational structure that starts with the specific, small scale information first and then moves to the more global, big picture stuff.

For example, if your topic is air pollution in Portland, Oregon, an essay that uses the general-to-specific organizational structure might begin this way:

Many people consider Portland, Oregon, to be an environmentally friendly, pollution-free place to live. They would be shocked to know how many pollutants are in the air causing a multitude of health problems in Portland’s citizens.

An essay that uses the specific-to-general structure might start like this:

When Nancy moved to Portland, Oregon, with her husband and two kids, she expected to find a clean, pollution-free city. She was shocked and angered when her daughter was diagnosed with asthma caused by air pollution.

What’s the difference between these two introductions? And how might they appeal to the intended audience for this essay (Portland voters) in different ways? The first introduction is looking at the big picture of the problem and mentions pollution’s impact on all citizens in Portland, while the second introduction focuses on one specific family. The first helps readers see how vast the problem really is, and the second helps connect readers to a real family, making an emotional appeal from the very beginning. Neither introduction is necessarily better. You’ll choose one over the other based on the kind of tone you’d like to create and how you’d like to affect your audience. It’s completely up to you to make this decision.

Does the Triangle Mean the Essay Keeps Getting More Specific or More Broad until the Very End?

The triangle is kind of a general guide, meaning you’re allowed to move around within it all you want. For example, it’s possible that each of your paragraphs will be its own triangle, starting with the general or specific and moving out or in. However, if you begin very broadly, it might be effective to end your essay in a more specific, personal way. And if you begin with a personal story, consider ending your essay by touching on the global impact and importance of your topic.

Are There Other Ways to Think about Organizing My Ideas?

Yes! Rather than thinking about which of your ideas are most specific or personal or which are more broad or universal, you might consider one of the following ways of organizing your ideas:

  • Most important information first (consider what you want readers to focus on first)
  • Chronological order (the order in time that events take place)
  • Compare and contrast (ideas are organized together because of their relationship to each other)

The section on Methods of Development, below, offers more detail about some of these organizational patterns, along with some others.

Choose one of the following topics, and practice writing a few opening sentences like we did above, once using the general-to-specific format and once using the specific-to-general. Which do you like better? What audience would be attracted to which one? Share with peers to see how others tackled this challenge. How would you rewrite their sentences? Why? Discuss your changes and listen to how your peers have revised your sentences. Taking in other people’s ideas will help you see new ways to approach your own writing and thinking.

  • Advice to new parents
  • Advice to teachers
  • The value of making mistakes
  • How you’d spend a million dollars
  • What a tough day at work taught you about yourself or others.

Methods of Development

The methods of development covered here are best used as ways to look at what’s already happening in your draft and to consider how you might emphasize or expand on any existing patterns. You might already be familiar with some of these patterns because teachers will sometimes assign them as the purpose for writing an essay. For example, you might have been asked to write a cause-and-effect essay or a comparison-and-contrast essay.

It’s important to emphasize here that patterns of organization or methods of developing content usually happen naturally as a consequence of the way the writer engages with and organizes information while writing. That is to say, most writers don’t sit down and say, “I think I’ll write a cause-and-effect essay today.”  Instead, a writer might be more likely to be interested in a topic, say, the state of drinking water in the local community, and as the writer begins to explore the topic, certain cause-and-effect relationships between environmental pollutants and the community water supply may begin to emerge.

So if these patterns just occur naturally in writing, what’s the use in knowing about them?  Well, sometimes you might be revising a draft and notice that some of your paragraphs are a bit underdeveloped. Maybe they lack a clear topic, or maybe they lack support. In either case, you can look to these common methods of development to find ways to sharpen those vague topics or to add support where needed. Do you have a clear cause statement somewhere but you haven’t explored the effects?  Are you lacking detail somewhere where a narrative story or historical chronology can help build reader interest and add support?  Are you struggling to define an idea that might benefit from some comparison or contrast?  Read on to consider some of the ways that these strategies can help you in revision. Cause and Effect (or Effect and Cause)

Do you see a potential cause-and-effect relationship developing in your draft?  The cause-and-effect pattern may be used to identify one or more causes followed by one or more effects or results. Or you may reverse this sequence and describe effects first and then the cause or causes. For example, the causes of water pollution might be followed by its effects on both humans and animals. You may use obvious transitions to clarify cause and effect, such as “What are the results? Here are some of them…” or you might simply use the words cause , effect , and result , to cue the reader about your about the relationships that you’re establishing.

Here’s an example article from the New York times, “ Rough Times Take Bloom Off a New Year’s Rite, the Rose Parade ,” that explores the cause and effect relationship (from 2011) between Pasadena’s budgetary challenges and the ability of their Rose Parade floats to deck themselves out in full bloom.

Problem-Solution

At some point does your essay explore a problem or suggest a solution? The problem-solution pattern is commonly used in identifying something that’s wrong and in contemplating what might be done to remedy the situation. There are probably more ways to organize a problem-solution approach, but but here are three possibilities:

  • Describe the problem, followed by the solution.
  • Propose the solution first and then describe the problems that motivated it.
  • Or a problem may be followed by several solutions, one of which is selected as the best.

When the solution is stated at the end of the paper, the pattern is sometimes called the delayed proposal. For a hostile audience, it may be effective to describe the problem, show why other solutions do not work, and finally suggest the favored solution. You can emphasize the words problem and solution to signal these sections of your paper for your reader.

Here’s an example article from the New York times, “ Monks Embrace Web to Reach Recruits ,” that highlights an unexpected approach by a group of Benedictine monks in Rhode Island; they’ve turned to social media to grow their dwindling membership. Monks on Facebook?  Who knew?

Chronology or Narrative

Do you need to develop support for a topic where telling a story can illustrate some important concept for your readers? Material arranged chronologically is explained as it occurs in time. A chronological or narrative method of development might help you find a way to add both interest and content to your essay. Material arranged chronologically is explained as it occurs in time. This pattern may be used to establish what has happened. Chronology or narrative can be a great way to introduce your essay by providing a background or history behind your topic. Or you may want to tell a story to develop one or more points in the body of your essay. You can use transitional words like then , next , and finally to make the parts of the chronology clear.

Here’s an example article from the Center for Media Literacy (originally published in the journal Media & Values ): “ From Savers to Spenders: How Children Became a Consumer Market .” To encourage his readers to think about why and how children are being marketed to by advertisers, the author uses a historical chronology of how the spending habits of children changed over a number of decades.

Comparison and Contrast

Are you trying to define something? Do you need your readers to understand what something is and what it is not? The comparison-and-contrast method of development is particularly useful in extending a definition, or anywhere you need to show how a subject is like or unlike another subject. For example, the statement is often made that drug abuse is a medical problem instead of a criminal justice issue. An author might attempt to prove this point by comparing drug addiction to AIDS, cancer, or heart disease to redefine the term “addiction” as a medical problem. A statement in opposition to this idea could just as easily establish contrast by explaining all the ways that addiction is different from what we traditionally understand as an illness. In seeking to establish comparison or contrast in your writing, some words or terms that might be useful are by contrast , in comparison , while , some , and others .

Here’s an example article from the New York times: “ Who Wants to Shop in a Big Box Store, Anyway? ” The author explores some interesting differences between the average American and average Indian consumer to contemplate the potential success of big box stores in India and also to contemplate why these giant big box corporations, like Walmart or Target, might have to rethink their business model.

These four methods of development—cause and effect, problem-solution, chronology or narrative, and comparison and contrast—are just a few ways to organize and develop ideas and content in your essays. It’s important to note that they should not be a starting point for writers who want to write something authentic—something that they care deeply about. Instead, they can be a great way to help you look for what’s already happening with your topic or in a draft, to help you to write more, or to help you reorganize some parts of an essay that seem to lack connection or feel disjointed. Look for organizational patterns when you’re reading work by professional writers. Notice where they combine strategies (e.g a problem-solution pattern that uses cause-and-effect organization, or a comparison-contrast pattern that uses narrative or chronology to develop similarities or differences). Pay attention to how different writers emphasize and develop their main ideas, and use what you find to inspire you in your own writing. Better yet, work on developing  completely new patterns of your own.

Taking Steps to Deal with Stress

       Stress isn't bad; stress is normal. Everyone faces things that are stressful: deadlines for school assignments, new work responsibilities, asking someone on a date, and bills that have to be paid. These stressors are not necessarily negative things; deadlines keep classes organized, new work responsibilities help employees gain new skills, asking someone on a date can lead to a rewarding relationship, and paid bills keep the lights on. While these stressors should not be avoided, and frequently cannot be avoided, they still activate the body's stress response. This stress response, if stressors are prolonged, can lead negative consequences. In situations of chronic stress, the body gets worn down and weakened. What can be done to strengthen ourselves against these problems? The key is not avoiding stress; it is managing stress. Managing stress can keep our bodies and minds functioning at full capacity. If stress is not properly managed, it can cause long-term problems. The best ways to manage stress are by learning about it, exercising, and strengthening social ties.

       The failure to manage stress is a huge problem facing society that has very harmful effects. Remember that stress itself is not the enemy; rather our reaction to stress can become the enemy if it is not controlled. This uncontrolled reaction can lead to serious health problems that can increase our stress and jeopardize our health. Some of the problems that can be exacerbated by a failure to manage our stress include depression, anxiety, heart attacks, infections, hypertension, and insomnia (American Institute of Stress, 2017; Carr, 2014). Stress can cause headaches and increase the risk of obesity and diabetes (Scholastic, 2017). Our general health is affected by stress because chronic stress can lower our immune system and make it easier for us to get sick. In fact, according to the American Institute of Stress, "…it's hard to think of any disease in which stress cannot play an aggravating role or any part of the body that is not affected" (para. 1). It is important to understand these effects of prolonged, unmanaged stress. Stress, if left unmanaged, can wreak havoc on our well-being.

       In the face of this challenging opponent, there are many excellent ways to deal with stress and avoid these negative consequences. Generally speaking, eliminating stressors is a good way to start if you are feeling overburdened. Look for anything that is causing undue stress that is unnecessary and eliminate it. According to Carr (2014), this strategy is very common when people feel like it is possible to improve their situation. This can include altering or canceling plans (e.g., choosing to prepare a simpler meal for a party) and declining things we don't have the time or energy for. According to Carr (2014) and the Harvard School of Medicine (2011), having fewer obligations is one of the best ways to reduce stress. When extra opportunities present themselves and we are already spread too thin, turning down a new opportunity will reduce the amount of stressors, and thus reduce our stress. Even still, we will need to learn other ways of managing stress because some stressors can't be eliminated. For those stressors, there are some specific actions that can lead to better stress management.

       First, learning about your reaction to stress is a good way to start managing it. Learning about your individual reaction to stress is essential because if you are unable to recognize your body's reaction to stress, you won't be able to take action (Mayo Clinic, 2017; National Institute of Mental Health, n.d.). Recognizing your symptoms may take practice, but the importance of this step cannot be overstated. Common stress symptoms include difficulty sleeping, irritability, depression, and fatigue (NIMH, n.d.), but they can vary. To start, pay attention to how you feel in stressful situations when the stressor is easy to identify. For example, if you have a test coming up and you notice yourself craving unhealthy foods, getting distracted more easily, and becoming more irritable, watch out for those tendencies when you are in other situations. They may be signaling a stressor that you would not have otherwise identified. By identifying your reactions, you may be able to start managing stress while it is still manageable instead of waiting until the effects are out of control. Learn where your boundaries are and take time to rejuvenate yourself when you are feeling pushed too far. Choosing to manage stress is a conscious decision, and being familiar with your stress symp- toms can help you know when to put your plan into action.

       In addition to learning how you react to stress, physical exercise is another excellent tool for stress management. Exercise is excellent for stress management for both chemical and behavior reasons. Chemically, exercise can boost your mood (NIMH, n.d.) and help you cope with psychological stress (Scholastic, 2017) because exercise "reduces levels of the body's stress hormones, such as adrenaline and cortisol. It also stimulates the production of endorphins, chemicals in the brain that are the body's natural painkillers and mood-elevators" (Harvard Medical School, 2011, para. 6). As exercise eliminates stress hormones and replaces them with endorphins, the negative effects of stress on the body are naturally reversed. The behavior itself is also beneficial; with exercise comes increased stamina and health (Harvard Medical School, 2011, para. 7). A healthy body will obviously make it easier to keep up with your demands, which will help reduce stress. It will also make you feel better about yourself, and that added confidence and life satisfaction won't hurt. While it may seem counterintuitive to go for a walk when you are feeling fatigued, the benefits of exercise on both your mind and body make it an excellent way to work through daily stressors.

       Finally, stress can be managed by strengthening social ties. Carr (2014) argued that one of our most important tools for dealing with stress may be a network of social support, and others have recommended that you get support if you are feeling stressed (Scholastic, 2017; NIMH, n.d.). There are many reasons that having strong relationships can help with stress. Some of these reasons account for having greater access to solve problems that trigger the stress response. For example, if you are stressed because your car has a flat tire, a trusted friend or family member can give you a ride to work. This built-in network of people who care about you enable you to find solutions to problems that cause stress. Other reasons include having someone to talk to about stressful situations that cannot be changed. Having a strong social network is key to properly managing stress because it opens up resources that would be impossible to have on your own. However, simply having social ties is not enough to manage stress. Many social relationships can result in greater stress (Fuller-Iglesias, 2015), especially if the relationship is poor. For example, if spouses are in conflict, their strained relationship can be a stressor in and of itself. In order to have relationships that reduce stress, instead of adding to it, those relationships need to be strengthened. Reach out to trusted friends when you need to, and be there for others when they need someone. Building networks of good relationships can take time, but the investment will be worth it. These strong relationships can become an effective tool to help manage stress.

       In sum, it is clear to see that learning about your reaction to stress, exercising, and strengthening social ties are the best ways to manage stress, and thus avoid the harmful effects of not managing it properly. Our overall well-being depends on our ability to cultivate healthy habits for managing the inevitable stressors we will face every day. The sooner people learn how to manage stress, the better off they will be, because stress is a normal part of life, and it isn't going to disappear anytime soon. Stress should not be feared, but it should be understood. Our reaction to stress should not be suppressed, but it should be guided to become healthier.

Maybe you’ve heard the phrase, “move fast and break things.” It refers to a certain approach for rapid innovation that was popularized in Silicon Valley and invoked by many tech firms. But Harvard Business School professor Frances Frei says that speed and experimentation are not enough on their own. Instead, Frei argues that you should “move fast and fix things.” That’s the topic and title of the book she co-authored with Anne Morriss.

In this episode, Harvard Business Review’s editorial audience director Nicole Smith sits down with Frei to discuss how you can solve any problem in five quick steps. You’ll learn how to start by uncovering your true problem. Then, move on to build trust, relationships, and a narrative for your solution before you dive in on the actual work of implementing your fix.

This conversation was originally part of HBR’s “Future of Business” virtual conference in November 2023. Here it is.

FRANCES FREI: So, I would love to talk to you about how to move fast and fix things. And I’ll tell you the reason that Anne and I wrote this book – and it’s really a quest we’ve been on – is that Mark Zuckerberg, in his IPO for Facebook, famously said, “we’re going to move fast and break things.” And the problem with that is that it gave the world a false trade-off. It convinced so many of us that you could either move fast and break things or you could take care of people, one or the other. And we have found that there is a third, much better way. And that is, we can move even faster if we fix things along the way. And so, that’s what I’d love to talk to you about right now. And the way that we think about this is that if you want to move fast and fix things, we have to do it on a foundation of trust. And so, the first thing to do is to experience high trust. And we’re going to talk about how to build trust. But the way we see the world can be described in this grid. And in the presence of trust, we can move really fast. That’s how we move fast and fix things. We call it accelerating excellence. It’s only when we’re in the presence of low trust that we move fast and break things, or what we call being reckless disruption. And as I said, so many organizations are afraid of reckless disruption that they actually end up in this state of responsible stewardship, which is really just going slowly. And so, we wrote the book to get those that are in responsible stewardship to realize that we could go across the way to accelerating excellence. And we didn’t have to go down to reckless disruption. So, the way that we think about this, and it’s the way we wrote the book, is that there’s a five-step plan to do it. We organized the book for days of the week. We think that the metabolic rate of organizations can be improved significantly and that many, many hard problems can be solved in just one week. So, we wrote the book in the structure of a week. Step one is we have to find our real problem, that if we’re… for far too many of us, we’re addressing the symptom and not the cause. At any problem, there’s going to be trust broken at the bottom of it. And we’re going to solve for trust. We’re then going to learn how to get more perspectives to make our plans even better. Learn how to tell a narrative that works. And then, and only then, on Friday, do we get to go as fast as we can. And what typically happens in the move fast and break things is that we move Friday too forward in the week. So, our goal is to put ourselves in a position to move fast. And you have to wait till Friday to do that. So, what do I mean by finding the real problem? Most of us, a problem gets presented as a symptom. So, I’ll give you a recent example that got presented to me and Anne. We got called by a company. And they said, we’re having a gender problem. Will you come in and help us? And we’ve been able to help many organizations solve gender problems. So, we go in there. And we just wanted to make sure that they really did have a gender problem. The symptoms were super clear. There were no women at the top of the organization. Not very many women were coming into the organization. And great women were leaving the organization. So, they had… it looked like a gender problem. But it took, I don’t know, an hour. It took 60 minutes, certainly not even all of Monday, to uncover that their actual problem was not a gender problem. Their actual problem was a communication problem. And if we did all of the things that we know exist in our gender tool kit on how to fix gender, that would have all been wasted effort. But instead, what we found out is that the founders of this organization, and they were two cofounders, and they were very similar to each other, and they’d worked together and known each other for decades. They had a really uncomfortably and aggressively direct communication style. That communication style repelled all women and most men. So yes, the symptoms were gender. But oh, my goodness, the cause was that the two founders were succumbing to a problem many of us succumb to, which is, we were treating others as we like to be treated. They loved to be treated with aggressively direct communication. But nobody else loved it. And when we simply confronted them with that and taught them that instead of treating others as you want to be treated, now it’s a puzzle. Find out how they want to be treated, and treat them that way. Gets fixed. And all of a sudden, women and lots of other men are flowing to the organization. So, Monday… and we take a whole day for this. Let’s make sure we’re solving the real problem. And symptoms are rarely the cause. So, we just want to do some due diligence, some due diligence there. Once we know we’re solving for the real problem, there’s going to be trust broken down somewhere in the… amidst the problem. Well, very fortunately, we now understand trust super well. If I’m going to earn your trust, you will have an involuntary reaction of trusting me if you experience my authenticity, logic, and empathy all at the same time. When these three things are present, you will trust me. But if any one of these three is missing, you will not trust me. And here’s the catch. If trust is broken, and we know it’s only ever broken for one of these three reasons, we need to know which of the three, because the prescriptions to solve a broken authenticity pillar versus logic pillar versus empathy pillar, they’re entirely different from one another. So, you can think about rebuilding trust. It’s just a matching game. Know which one is at stake. And then bring in the curated prescription for that. There is a myth about trust that it takes a lifetime to build and a moment to destroy. And then you can never rebuild it. None of those things are true, that we can actually build trust very quickly when we understand the architecture of it. We can rebuild it quickly and just as strong as it was before. So, this notion that trust is a Faberge egg, it’s catchy and not true. Trust is being rebuilt all the time. But we want to do it with a deep understanding of the stable architecture. So, Tuesday takes all day. We solve for trust. On Wednesday, we call Wednesday making new friends. And what we mean by that is whichever collection of people you bring to the table who are the people that maybe are on your senior team or the people that you bring to the table to solve problems. And here, I’ve represented a table. And there’s eight check marks for eight seats. I encourage you to bring four extra chairs to that table. If you have eight seats, bring four extra chairs. Point to the extra chairs and ask yourself, who’s not here? Who has a stake in our problem who’s not represented at the table? I was recently in a conversation with our senior colleagues at the Harvard Business School. And we were talking about how to do junior faculty development. And we came up with what we thought were great ideas. And then we looked around and we were like, Oh, my goodness, there’s no junior faculty here. How on Earth do we know if these are good ideas? So, we got the empty seats. We invited people in. And sure enough, the junior faculty helped improve our plans dramatically. The equivalent of that always happens. So, on Wednesday, we want to make new friends. So, one is inviting them into the room. But then the second part is, how do you make sure that their voices are heard? And what we need to do is that when someone comes to the room, they’re going to be awfully tempted to say things that they think we want to hear. They’re going to be awfully tempted to conform to what we’re already saying. So, what we need to do is learn how to be inclusive of their unique voices. And the way we do that is by going through this four-step progressive process, which is, first, we have to make sure they feel safe and that they feel… they’re going to feel physically and emotionally safe, I’m sure, but that they feel psychologically safe. And that’s a shout-out to Amy Edmondson and all of her beautiful work there. But we have to make sure that we feel safe. Once we feel safe, then it’s our job to make sure that the new voices feel welcome. You can think of that as table stakes. Then when we’re doing is we’re really trying to move people up the inclusion dial. And here, this is when it really starts to make a big difference. And now what we want to do is make sure that they feel celebrated for their unique contribution. And so, what we’re doing is moving them up the inclusion dial. Now, here’s why that’s kind of hard. Most of us tend to celebrate sameness. And here, I’m asking you to celebrate uniqueness. And what I mean by celebrating sameness is that for the most part, like, when I watch my students in class, if one student says something, and then another student was going to say that, after class, they go and seek out the first person. And they’re like, you’re awesome. You said what I was going to say. They didn’t realize this. They’re celebrating sameness. They’re encouraging sameness. So, what I do is I advise my students to not share that verbal treat, that what we playfully refer to as a Scooby snack. Don’t share that Scooby snack for when somebody says something you were going to say. Share it for when somebody says something you could never have said on your own, and that it comes from their lived experience and learned experience, and how they metabolize successes and failures, and their ambition, if they’re lucky enough to have neurodiversity, their worldview, all of that. It’s a beautiful cocktail. Wait till they say something that comes uniquely from all of that. Celebrate that. When we celebrate uniqueness, that’s when we get the blossoming of the perspectives. And what we want to do to make somebody really feel included is we celebrate them when they are in our presence. But if you really want somebody to feel included, and we bring folks into the room for this, make sure that you champion them when they’re in the absence. So, let’s not just ask the junior faculty to come along. Or if it’s a senior team, and it’s mostly men, and the board of directors is coming in, and we’re like, oh, goodness. Let’s make sure we can show some women too. So, we bring some women along. We celebrate them in our presence. Let’s make sure that we champion them in our absence as well, which is celebrate their uniqueness in our presence and champion them in rooms that they’re not yet allowed into in their absence. So that’s Wednesday. Let’s make new friends. Let’s include their voices. Let’s champion those new voices in their absence. Thursday, we tell a good story. And stories have three parts to it: past, present, and future. It is really important – if you’re going to change something, if you’re going to fix something, it is critical to honor the past. People that were here before us, if they don’t feel like we see the past, we see them, we’re honoring the past, I promise you, they’re going to hold us back. And they’re going to be like The Godfather movie and keep pulling us back. So, we have to honor the past with clear eyes, both the good part of the past and the bad part of the past. Then we have to answer the question, why should we change now? Like, why shouldn’t we change maybe next week, maybe the week after, maybe the month after, maybe next year? So, it’s really important that we give a clear and compelling change mandate that answers the question, why now? Why not in a little while? I find that if you’re a retailer, and you have the metaphor of Walmart just opened up next door, clear, compelling. We have to… that should be our metaphor. How can we be, with as crisp of a language, clear and compelling about why now? And then we’ve honored the past. We have a clear and compelling change mandate. You want people to follow us in the improved future, we have to have a super rigorous and a super optimistic way forward. We have seen so many people be optimistic without rigor. Nobody’s going to follow. And similarly, rigor without optimism, also, nobody’s going to follow. So, it’s our job to keep refining and refining and refining until we can be both rigorous and optimistic. Now, how do we know when our plan is working? Well, here are the four parts of storytelling that we know. Our job is to understand this plan so deeply that we can describe it simply. When we describe it, we want to make sure if I describe it to you, and you describe it to the next person, that the next person understands it as if I described it to them. So, our job is to understand so deeply that we can describe simply that it’s understood in our absence. And the ultimate test is it’s understood when they go home and share it with their family. They have the same understanding we want. We find this to be the four-stage litmus test to make sure we have been effective in our communication. And when people understand it this well, then they can act on it in our absence. And that’s when we’re now in the position to go as fast as we can. And when all of that infrastructure is in place, well, then we can go super fast. And there are all kinds of clever ways that we can do that. So, I look forward to opening this up and having a conversation with you.

NICOLE SMITH: That was excellent. Professor, we got several questions. I want to just dive right into it. Tessa asked, what tools, practices, and skills do you use to uncover the underlying superficial problems? It sounded like you talked a lot about questions and asking questions.

FRANCES FREI: Yeah, it’s right. So, the Toyota production system would famously refer to the five whys. And they had… and that was root cause analysis, which we all know. But essentially, what they found is that it’s about five… why does this exist? Well, why does that exist? Well, why does that exist? Like, if you ask why five times, they found that that’s how you got to the root cause. We find, in practice, the answer is closer to three. It’s rarely one. So, it would be, the symptom and the cause are usually a few layers. And you want to keep asking why. So, that’s the first thing I would say, is that we want to have… make sure that you’re doing root cause analysis. But the second thing on a specific tool, the tool that we like the most, we call the indignities list. And what you do is that… and the way we found out the symptom is we went to women in this company, because that’s what… they said they were having a gender problem. And we asked the women, is there anything that’s going on at work that just… it feels like it’s just nicking your dignity? And it occurs for… is it happening to you, or you observe it happening to other women? So, you go in search of the indignities list. Every time we do this, you’ll get a list of issues. Often, they will sound trivial. When you start to get convergence on those indignities, we then ask you to convert those indignities to the dignity list. And in this case, it was the communication style. And you know what the awesome thing about that was? It was free.

NICOLE SMITH: Wow.

FRANCES FREI: You can’t beat free.

NICOLE SMITH: Monique asks, can you speak more about how to amplify others’ ideas and perspectives, especially when they’re from underrepresented stakeholders?

FRANCES FREI: Oh, I love that question. Thank you very much. And so, I’m going to go to… here is my favorite visual on the amplification part, which is the team I’ve drawn in the middle, it’s a three-person team. And each circle represents a person on the team. And I’m showing that there’s three circles in the middle, that those folks are very similar to one another. And then on either side, we have a team where there’s difference among us. And this is where the underrepresented might come in. If we’re not careful, when we have underrepresented voices, we’re only going to be seeking from them the parts that overlap with us. So, this is when we’ve invited them to the table, but we’re not inclusive of their voices. What we want to do is make sure that everybody feels comfortable bringing all of their richness to the table, not just the part that overlaps. And so, what we find we need to do is be very solicitous about… and same with questions. From your perspective, how does this sound to you? What else are we missing? What I’m trying to do is get you off the scent of saying what you think I want to say or even asking you to say what I want to say because it makes me feel better. But I want to be inclusive of all of the gorgeous uniqueness. And this, of course, ties to diversity, equity, and inclusion, which I know has gotten a rocky go of things in the press. But what I’ll tell you is, if I got to rewrite diversity, equity, and inclusion, I would have written it as inclusion, equity, and diversity, because I have seen teams bring… I have seen organizations bring in diverse and underrepresented talent and not get the benefit from it.

NICOLE SMITH: Yeah.

FRANCES FREI: So, diversity may or may not beget inclusion. But I have never, ever seen an organization that was inclusive that didn’t beget gorgeous diversity.

NICOLE SMITH: Right.

FRANCES FREI: So, be inclusive first.

NICOLE SMITH: I appreciate you saying that, not just sitting at the table, but actually including and giving lift to people’s voices. I also want to talk about this friends thing you keep talking about, making new friends. First of all, how do I identify who’s a friend?

FRANCES FREI: Yeah. So, in this case, I want the friend to be someone who is as different from you as possible. So, the new friends. Like, who’s worthy of friendship? Not someone who you’re already attracted to, not somebody who you’re already hanging out with. So, here’s the thing about humans. We really like people who are really like us. It doesn’t make us bad people. But it just makes us human. And so, what I want you to do is seek difference. Find people from different perspectives. And that will be demographic difference, different lived experience, different learned experience. And so, if we’re senior faculty, let’s invite in junior faculty. If we’re all women, let’s invite in a man. If we’re all engineers, let’s make sure we’re bringing in the perspective of marketing. So, what I would say is my guiding principle is seek difference. Those are your potential new friends.

NICOLE SMITH: OK, so Steve wants to hone in on Friday, right? And Steve asks, can you paint a quick sketch of what’s going fast after this being slower – a slower, more thoughtful process?

FRANCES FREI: I sure can. Thank you, Steve. And so, here’s how I would think about Friday. We need ruthless prioritization. And what I mean by that is that for the most part, organizations have… that we work equally on everything. We think everything is equally important. But what we know is that organizations that win, they have ruthless prioritization. And they know, this is what I’m designed to be great at. And this is what I’m designed to be bad at. Not bad for sport, bad in the service of great. And if an organization can’t discern between these two, they’re going to end up with exhausted mediocrity. And so, what we have to do for our employees and the rest of the organization is, here’s what we’re going to optimize on. That’s half the story. And here’s what we’re not. So, I’ll give you an example of this. And the example is from Steve Jobs. And if those of you that are a bit techie, and you remember 20 years ago, when Steve Jobs walked out on that Worldwide Developer Conference stage with a manila envelope, and it had a MacBook Air in it. And he slid out that MacBook Air. And the crowd and the world went crazy, because it was the lightest-weight laptop in the world. Well, he very, very openly said, we are best in class at weight because we are worst in class at physical features. We could have been best in class at physical features. But then we would have been worst in class at weight. Or we could have chosen to be average at both. But then we would have had to rename our company. And then he made fun of another company that I won’t say here. So, we will end up… if we aren’t deliberate, we’re going to end up with exhausted mediocrity, constantly getting better at the things we’re bad at, which, without realizing it, means we’re getting worse at the things we’re good at. So, the most important thing we can do on Friday is to articulate, this is what we want to be disproportionately good at. And thus, this is what we want to be disproportionately bad at. And there’s a whole other series of things. But that’s the most important one.

NICOLE SMITH: Mm-hmm. Speaking of Steve Jobs, we have a question where they ask, do you think that the culture in Silicon Valley is changing from break things to fix things, particularly as it pertains to not only their own companies, but broader societal problems?

FRANCES FREI: Yeah, so I – not in all of Silicon Valley. So, I think we can famously see, it’s not clear to me that Twitter is moving fast and fixing things. But what I will say is that, look at Uber today. And I had the pleasure of going and working with Uber back in 2017, when they were going to move fast and break things. They are moving fast and fixing things now, and going at a catapulting speed. Or ServiceNow didn’t ever even go through move fast and break things. It’s just moving fast and fixing things. Stripe is doing the same thing. Airbnb is now moving fast and fixing things. So, what I would say is that Silicon Valley can now choose to move fast and fix things, whereas, in the past, I think they only thought they had the choice of going slow or moving fast and breaking things. Today, we have the choice. And more and more companies are making that choice.

NICOLE SMITH: Mm-hmm. And so, Bill asked, which one of these steps do you find the most commonly in need of… that companies need the most help with? So, you laid out Monday through Friday. Is there something that sticks out often?

FRANCES FREI: Well, I’ll tell you that if companies are really pressed for time, they skip Thursday. And that’s to their peril, because if we skip Thursday, that means we have to be present. And we’re a bottleneck for everything. That means people need us to translate why this is important. So, I would say that Thursday is the one that’s most often skipped. And I encourage you not to. And then I would say that Tuesday is the one that’s most often misunderstood because of all of the myths I mentioned that we have about trust. And we just think, oh, if trust is broken, we have to work around it, as opposed to going right through it and rebuilding trust.

NICOLE SMITH: So, Thursday, that’s the storytelling, honoring the past, describing it simply, right? So why do we struggle to describe things simply?

FRANCES FREI: Oh, I don’t know what your inbox looks like on your email. But you tell me how many long emails you have.

NICOLE SMITH: I refuse to deal with my inbox. I’ll deal with it later.

FRANCES FREI: So, Mark Twain was right. I apologize for sending you a long letter. I didn’t have the time to send you a short letter. It’s the metaphor for all of this, that when we understand something in a complicated way, we want to benefit people from the entirety of our knowledge. And we just throw up all of it on people, as opposed to realizing the beautiful curation and skill that’s required to go from understanding it deeply to understanding it elegantly in its simplicity. So, I think it takes time. It’s also… it takes skill. Like, this is… there are professional communicators for a reason. They’re really good at it. But if you’re on your second draft of something, you have no chance of describing it simply. So, I would say, unless you’re on your 10th draft, you’re probably describing it in too complicated of a way.

NICOLE SMITH: Yeah. So, can I ask you a little bit more of a personal question, Professor?

FRANCES FREI: Yeah, anything.

NICOLE SMITH: So, Abby asks, how do you apply the essential steps to moving fast and fixing things in your own consulting role? So, Uber and all the places that you go.

FRANCES FREI: Yeah. Yeah, so I’ll tell you, when we’ve been successful, it’s when organizations come to us, and they say, here’s our problem. Will you help us? When we’ve been unsuccessful is when we go to the organizations, and we’re like, we think you’re having a problem. So, pull works. Push doesn’t. So, the only thing we can’t provide is the desire to change. And so, I would say personally, make sure there’s an opening. And then you can be super helpful in fixing a problem. And I also would say that all of this applies to yourself. I mean, that ruthless prioritization – so many of us are trying to be good at as many things as possible – at work, at home, daughter, sister, cousin, parent, friend – as opposed to, I’m going to kill it at work, kill it at home. And I am not going to be good… not now. I’m not going to be as good at all of these other things. So, you can either choose exhausted mediocrity, or you can have the nobility of excellence. These things are choices. So, I think all of this applies to ourselves.

NICOLE SMITH: So, let’s go back to Tuesday, where you drew that triangle with logic, and empathy, and authenticity. So, Hung asks, between logic and empathy, which one would you say an individual should develop first? And Hung really describes just having a left foot and right foot and not knowing which one to go forward.

FRANCES FREI: Yeah. So, here’s what I would say, Hung, is, ask yourself… I bet you’re trusted most of the time, which means people are experiencing your authenticity, logic, and empathy most of the time. But ask yourself, the last time, or the most recent times you had a skeptic, you had someone who was doubting you, who they were wobbling on your trust, ask yourself, what is it that they doubted about you? And if it’s that they doubted your logic, double click there. If they doubted your empathy, double click there. And that is, each of us has what we call a wobble. Each one of us has a pattern where the distribution of these is higher for one or the other. That’s the sequence I would go in. There’s not some generic sequence that is better. All three of these pillars are equally important. But I bet, for each one of us, one tends to be more shaky than the other. And that’s what I would go after. Now, I will just tell you the distribution in the world. The vast majority of us have empathy wobbles, then logic wobbles, then authenticity wobbles. But that doesn’t help any of us specifically. It just tells us we have lots of company.

NICOLE SMITH: OK. So, we got a lot more questions and a little time. I want to get as many as I can in, but…

FRANCES FREI: OK, I’ll go super quick. Yeah.

NICOLE SMITH: No, take your time. But I just want to let you know, you’re pretty popular in this conversation. Rock star, as Allison said. Tara asks, how can company leadership make sure that their messaging is actually heard and understood? I feel like you touched on this a bit with simplicity.

FRANCES FREI: Yeah. Yeah, and I think that the way to do it is, talk to people about your message that didn’t hear it directly from you. And see how well they understood. That tells you whether or not it’s reaching. So, don’t ask the people that were in the room. Ask the people that were spoken to by other people in the room. That will tell you how well it’s there. And if it took you a long time to describe it, I promise you, it’s not going to be heard.

NICOLE SMITH: Mm. Oh, wow. Yeah, thinking about it, probably need to shorten my own stories a little bit here. So, Karen asks you, how do you handle employees who are not willing to accept others’ points of view and be open minded? I mean, you described this uniqueness and diversity. But there are people who are holdouts that don’t see the advantage of that.

FRANCES FREI: So, I often find those folks are an education away, because if I can let you know that if I get to benefit from everyone’s point of view, and you only get to benefit from some people’s point of view, I will competitively thump you. So, let’s say you don’t have the moral imperative wanting to do it. Well, the performance imperative… we have found that organizations that are inclusive get a 200% to 500% boost on employee engagement and team performance with no new people, no new technology, simply the act of being inclusive. So, the person who doesn’t want to be inclusive, I’m going to ask them, can they afford… can their career afford performing so suboptimally?

NICOLE SMITH: Mm. And so, we have a question. The person didn’t leave their name, so I don’t have a name. But how much time do you spend on each stage? Some folks like to spend more time on stages than others. Does the team not move forward until everyone’s satisfied with the current step? What do you do when you hit a roadblock on each stage, and not everyone is in agreement?

FRANCES FREI: Yeah. Well, I don’t like consensus, so I’ll just… I’ll say there. And so, what I try to do is work on momentum, which is that I want to make sure that everybody’s voices have been heard. But then you have to leave the decision to someone else. So, we want to do is make sure everybody’s voices are heard, and they had a chance to do it. But we don’t hold out until the very last person. We move forward. And then we can retrace and see if the momentum can bring people forward. So, not consensus. I would consider it not consensus, and we have to make sure that everybody gets to air out what their problems are.

NICOLE SMITH: OK. Well, Christopher asks our last question. How does transparency fit into this model, specifically this trust, authenticity, logic model? Does it have a place?

FRANCES FREI: Yeah. It sure does. And I find that the most important part for transparency is on the logic side. So, if you’re going to say… if you’re going to inspect whether or not I have good rigor, and I have a good plan, I could say, oh, just have faith. I did all of this hard work. Or I could give you a glimpse inside so that you can see the inner workings. Now, I often call it a window of transparency, because there’s actually a cost of full transparency that I’m not always willing to take. But a window of transparency, I think we always need. So, to me, the transparency part is, let’s be transparent about our logic so people can see it for themselves, and they don’t have to do it in too much of a faith-based way.

NICOLE SMITH: Professor, that was all dynamic. And thank you for the illustrations. You made it simple with the illustrations.

FRANCES FREI: Yeah, all right. Awesome. Thanks so much.

If we’re all so busy, why isn’t anything getting done?

Have you ever asked why it’s so difficult to get things done in business today—despite seemingly endless meetings and emails? Why it takes so long to make decisions—and even then not necessarily the right ones? You’re not the first to think there must be a better way. Many organizations address these problems by redesigning boxes and lines: who does what and who reports to whom. This exercise tends to focus almost obsessively on vertical command relationships and rarely solves for what, in our experience, is the underlying disease: the poor design and execution of collaborative interactions.

In our efforts to connect across our organizations, we’re drowning in real-time virtual interaction technology, from Zoom to Slack to Teams, plus group texting, WeChat, WhatsApp, and everything in between. There’s seemingly no excuse to not collaborate. The problem? Interacting is easier than ever, but true, productive, value-creating collaboration is not. And what’s more, where engagement is occurring, its quality is deteriorating. This wastes valuable resources, because every minute spent on a low-value interaction eats into time that could be used for important, creative, and powerful activities.

It’s no wonder a recent McKinsey survey  found 80 percent of executives were considering or already implementing changes in meeting structure and cadence in response to the evolution in how people work due to the COVID-19 pandemic. Indeed, most executives say they frequently find themselves spending way too much time on pointless interactions that drain their energy and produce information overload.

Three critical collaborative interactions

What can be done? We’ve found it’s possible to quickly improve collaborative interactions by categorizing them by type and making a few shifts accordingly. We’ve observed three broad categories of collaborative interactions (exhibit):

  • Decision making, including complex or uncertain decisions (for example, investment decisions) and cross-cutting routine decisions (such as quarterly business reviews)
  • Creative solutions and coordination, including innovation sessions (for example, developing new products) and routine working sessions (such as daily check-ins)
  • Information sharing, including one-way communication (video, for instance) and two-way communication (such as town halls with Q&As)

Below we describe the key shifts required to improve each category of collaborative interaction, as well as tools you can use to pinpoint problems in the moment and take corrective action.

Decision making: Determining decision rights

When you’re told you’re “responsible” for a decision, does that mean you get to decide? What if you’re told you’re “accountable”? Do you cast the deciding vote, or does the person responsible? What about those who must be “consulted”? Sometimes they are told their input will be reflected in the final answer—can they veto a decision if they feel their input was not fully considered?

It’s no wonder one of the key factors for fast, high-quality decisions is to clarify exactly who makes them. Consider a success story at a renewable-energy company. To foster accountability and transparency, the company developed a 30-minute “role card” conversation for managers to have with their direct reports. As part of this conversation, managers explicitly laid out the decision rights and accountability metrics for each direct report. The result? Role clarity enabled easier navigation for employees, sped up decision making, and resulted in decisions that were much more customer focused.

How to define decision rights

We recommend a simple yet comprehensive approach for defining decision rights. We call it DARE, which stands for deciders, advisers, recommenders, and executors:

Deciders are the only ones with a vote (unlike the RACI model, which helps determine who is responsible, accountable, consulted, and informed). If the deciders get stuck, they should jointly agree on how to escalate the decision or figure out a way to move the process along, even if it means agreeing to “disagree and commit.”

Advisers have input and help shape the decision. They have an outsize voice in setting the context of the decision and have a big stake in its outcome—for example, it may affect their profit-and-loss statements—but they don’t get a vote.

Recommenders conduct the analyses, explore the alternatives, illuminate the pros and cons, and ultimately recommend a course of action to advisers and deciders. They see the day-to-day implications of the decision but also have no vote. Best-in-class recommenders offer multiple options and sometimes invite others to suggest more if doing so may lead to better outcomes. A common mistake of recommenders, though, is coming in with only one recommendation (often the status quo) and trying to convince everyone it’s the best path forward. In general, the more recommenders, the better the process—but not in the decision meeting itself.

Executers don’t give input but are deeply involved in implementing the decision. For speed, clarity, and alignment, executers need to be in the room when the decision is made so they can ask clarifying questions and spot flaws that might hinder implementation. Notably, the number of executers doesn’t necessarily depend on the importance of the decision. An M&A decision, for example, might have just two executors: the CFO and a business-unit head.

To make this shift, ensure everyone is crystal clear about who has a voice but no vote or veto. Our research indicates while it is often helpful to involve more people in decision making, not all of them should be deciders—in many cases, just one individual should be the decider (see sidebar “How to define decision rights”). Don’t underestimate the difficulty of implementing this. It often goes against our risk-averse instinct to ensure everyone is “happy” with a decision, particularly our superiors and major stakeholders. Executing and sustaining this change takes real courage and leadership.

Creative solutions and coordination: Open innovation

Routine working sessions are fairly straightforward. What many organizations struggle with is finding innovative ways to identify and drive toward solutions. How often do you tell your teams what to do versus empowering them to come up with solutions? While they may solve the immediate need to “get stuff done,” bureaucracies and micromanagement are a recipe for disaster. They slow down the organizational response to the market and customers, prevent leaders from focusing on strategic priorities, and harm employee engagement. Our research suggests  key success factors in winning organizations are empowering employees  and spending more time on high-quality coaching interactions.

How microenterprises empower employees to drive innovative solutions

Haier, a Chinese appliance maker, created more than 4,000 microenterprises (MEs) that share common approaches but operate independently. Haier has three types of microenterprises:

  • Market-facing MEs have roots in Haier’s legacy appliance business, reinvented for today’s customer-centric, web-enabled world. They are expected to grow revenue and profit ten times faster than the industry average.
  • Incubating MEs focus on emerging markets such as e-gaming or wrapping new business models around familiar products. They currently account for more than 10 percent of Haier’s market capitalization.
  • “Node” MEs sell market-facing ME products and services such as design, manufacturing, and human-resources support.

Take Haier. The Chinese appliance maker divided itself into more than 4,000 microenterprises with ten to 15 employees each, organized in an open ecosystem of users, inventors, and partners (see sidebar “How microenterprises empower employees to drive innovative solutions”). This shift turned employees into energetic entrepreneurs who were directly accountable for customers. Haier’s microenterprises are free to form and evolve with little central direction, but they share the same approach to target setting, internal contracting, and cross-unit coordination. Empowering employees to drive innovative solutions has taken the company from innovation-phobic to entrepreneurial at scale. Since 2015, revenue from Haier Smart Home, the company’s listed home-appliance business, has grown by more than 18 percent a year, topping 209 billion renminbi ($32 billion) in 2020. The company has also made a string of acquisitions, including the 2016 purchase of GE Appliances, with new ventures creating more than $2 billion in market value.

Empowering others doesn’t mean leaving them alone. Successful empowerment, counterintuitively, doesn’t mean leaving employees alone. Empowerment requires leaders to give employees both the tools and the right level of guidance and involvement. Leaders should play what we call the coach role: coaches don’t tell people what to do but instead provide guidance and guardrails and ensure accountability, while stepping back and allowing others to come up with solutions.

Haier was able to use a variety of tools—including objectives and key results (OKRs) and common problem statements—to foster an agile way of working across the enterprise that focuses innovative organizational energy on the most important topics. Not all companies can do this, and some will never be ready for enterprise agility. But every organization can take steps to improve the speed and quality of decisions made by empowered individuals.

Managers who are great coaches, for example, have typically benefited from years of investment by mentors, sponsors, and organizations. We think all organizations should do more to improve the coaching skills of managers and help them to create the space and time to coach teams, as opposed to filling out reports, presenting in meetings, and other activities that take time away from driving impact through the work of their teams.

But while great coaches take time to develop, something as simple as a daily stand-up or check-in can drive horizontal connectivity, creating the space for teams to understand what others are doing and where they need help to drive work forward without having to specifically task anyone in a hierarchical way. You may also consider how you are driving a focus on outcomes over activities on a near-term and long-term basis. Whether it’s OKRs or something else, how is your organization proactively communicating a focus on impact and results over tasks and activities? What do you measure? How is it tracked? How is the performance of your people and your teams managed against it? Over what time horizons?

The importance of psychological safety. As you start this journey, be sure to take a close look at psychological safety. If employees don’t feel psychologically safe, it will be nearly impossible for leaders and managers to break through disempowering behaviors like constant escalation, hiding problems or risks, and being afraid to ask questions—no matter how skilled they are as coaches.

Employers should be on the lookout for common problems indicating that significant challenges to psychological safety lurk underneath the surface. Consider asking yourself and your teams questions to test the degree of psychological safety you have cultivated: Do employees have space to bring up concerns or dissent? Do they feel that if they make a mistake it will be held against them? Do they feel they can take risks or ask for help? Do they feel others may undermine them? Do employees feel valued for their unique skills and talents? If the answer to any of these is not a clear-cut “yes,” the organization likely has room for improvement on psychological safety and relatedness as a foundation to high-quality interactions within and between teams.

Information sharing: Fit-for-purpose interactions

Do any of these scenarios sound familiar? You spend a significant amount of time in meetings every day but feel like nothing has been accomplished. You jump from one meeting to another and don’t get to think on your own until 7 p.m. You wonder why you need to attend a series of meetings where the same materials are presented over and over again. You’re exhausted.

An increasing number of organizations have begun to realize the urgency of driving ruthless meeting efficiency and of questioning whether meetings are truly required at all to share information. Live interactions can be useful for information sharing, particularly when there is an interpretive lens required to understand the information, when that information is particularly sensitive, or when leaders want to ensure there’s ample time to process it and ask questions. That said, most of us would say that most meetings are not particularly useful and often don’t accomplish their intended objective.

We have observed that many companies are moving to shorter meetings (15 to 30 minutes) rather than the standard default of one-hour meetings in an effort to drive focus and productivity. For example, Netflix launched a redesign effort to drastically improve meeting efficiency, resulting in a tightly controlled meeting protocol. Meetings cannot go beyond 30 minutes. Meetings for one-way information sharing must be canceled in favor of other mechanisms such as a memo, podcast, or vlog. Two-way information sharing during meetings is limited by having attendees review materials in advance, replacing presentations with Q&As. Early data show Netflix has been able to reduce the number of meetings by more than 65 percent, and more than 85 percent of employees favor the approach.

Making meeting time a scarce resource is another strategy organizations are using to improve the quality of information sharing and other types of interactions occurring in a meeting setting. Some companies have implemented no-meeting days. In Japan, Microsoft’s “Work Life Choice Challenge” adopted a four-day workweek, reduced the time employees spend in meetings—and boosted productivity by 40 percent. 1 Bill Chappell, “4-day workweek boosted workers’ productivity by 40%, Microsoft Japan says,” NPR, November 4, 2019, npr.org. Finally, no meeting could be considered well scoped without considering who should participate, as there are real financial and transaction costs to meeting participation. Leaders should treat time spent in meetings as seriously as companies treat financial capital. Every leader in every organization should ask the following questions before attending any meeting: What’s this meeting for? What’s my role? Can I shorten this meeting by limiting live information sharing and focusing on discussion and decision making? We encourage you to excuse yourself from meetings if you don’t have a role in influencing the outcome and to instead get a quick update over email. If you are not essential, the meeting will still be successful (possibly more so!) without your presence. Try it and see what happens.
