Imagine that you're vacuuming your house in a hurry because you've got friends coming over. Frustratingly, you're working hard but you're not getting very far. You kneel down, open up the vacuum cleaner, and pull out the bag. In a cloud of dust, you realize that it's full... again. Coughing, you empty it and wonder why vacuum cleaners with bags still exist!

James Dyson, inventor and founder of Dyson® vacuum cleaners, had exactly the same problem, and he used creative problem solving to find the answer. While many companies focused on developing a better vacuum cleaner filter, he realized that he had to think differently and find a more creative solution. So, he devised a revolutionary way to separate the dirt from the air, and invented the world's first bagless vacuum cleaner. [1]

Creative problem solving (CPS) is a way of solving problems or identifying opportunities when conventional thinking has failed. It encourages you to find fresh perspectives and come up with innovative solutions, so that you can formulate a plan to overcome obstacles and reach your goals.

In this article, we'll explore what CPS is, and we'll look at its key principles. We'll also provide a model that you can use to generate creative solutions.

About Creative Problem Solving

Alex Osborn, founder of the Creative Education Foundation, first developed creative problem solving in the 1940s, along with the term "brainstorming." And, together with Sid Parnes, he developed the Osborn-Parnes Creative Problem Solving Process. Despite its age, this model remains a valuable approach to problem solving. [2]

The early Osborn-Parnes model inspired a number of other tools. One of these is the 2011 CPS Learner's Model, also from the Creative Education Foundation, developed by Dr Gerard J. Puccio, Marie Mance, and co-workers. In this article, we'll use this modern four-step model to explore how you can use CPS to generate innovative, effective solutions.

Why Use Creative Problem Solving?

Dealing with obstacles and challenges is a regular part of working life, and overcoming them isn't always easy. To improve your products, services, communications, and interpersonal skills, and for you and your organization to excel, you need to encourage creative thinking and find innovative solutions that work.

CPS asks you to separate your "divergent" and "convergent" thinking as a way to do this. Divergent thinking is the process of generating lots of potential solutions and possibilities, otherwise known as brainstorming. And convergent thinking involves evaluating those options and choosing the most promising one. Often, we use a combination of the two to develop new ideas or solutions. However, using them simultaneously can result in unbalanced or biased decisions, and can stifle idea generation.

Core Principles of Creative Problem Solving

CPS has four core principles. Let's explore each one in more detail:

  • Divergent and convergent thinking must be balanced. The key to creativity is learning how to identify and balance divergent and convergent thinking (done separately), and knowing when to practice each one.
  • Ask problems as questions. When you rephrase problems and challenges as open-ended questions with multiple possibilities, it's easier to come up with solutions. Asking these types of questions generates lots of rich information, while asking closed questions tends to elicit short answers, such as confirmations or disagreements. Problem statements tend to generate limited responses, or none at all.
  • Defer or suspend judgment. As Alex Osborn learned from his work on brainstorming, judging solutions early on tends to shut down idea generation. Instead, there's an appropriate and necessary time to judge ideas during the convergence stage.
  • Focus on "Yes, and," rather than "No, but." Language matters when you're generating information and ideas. "Yes, and" encourages people to expand their thoughts, which is necessary during certain stages of CPS. Using the word "but" – preceded by "yes" or "no" – ends conversation, and often negates what's come before it.

How to Use the Tool

Let's explore how you can use each of the four steps of the CPS Learner's Model (shown in figure 1, below) to generate innovative ideas and solutions.

Explore the Vision

Identify your goal, desire or challenge. This is a crucial first step because it's easy to assume, incorrectly, that you know what the problem is. However, you may have missed something or have failed to understand the issue fully, and defining your objective can provide clarity. Gather Data

Once you've identified and understood the problem, you can collect information about it and develop a clear understanding of it. Make a note of details such as who and what is involved, all the relevant facts, and everyone's feelings and opinions.

Formulate Questions

When you've increased your awareness of the challenge or problem you've identified, ask questions that will generate solutions. Think about the obstacles you might face and the opportunities they could present.

Explore Ideas

Generate ideas that answer the challenge questions you identified in step 1. It can be tempting to consider solutions that you've tried before, as our minds tend to return to habitual thinking patterns that stop us from producing new ideas. However, this is a chance to use your creativity .

Formulate Solutions

This is the convergent stage of CPS, where you begin to focus on evaluating all of your possible options and come up with solutions. Analyze whether potential solutions meet your needs and criteria, and decide whether you can implement them successfully. Next, consider how you can strengthen them and determine which ones are the best "fit." Our articles, Critical Thinking and ORAPAPA , are useful here.

4. Implement

Formulate a plan.

Once you've chosen the best solution, it's time to develop a plan of action. Start by identifying resources and actions that will allow you to implement your chosen solution. Next, communicate your plan and make sure that everyone involved understands and accepts it.

There have been many adaptations of CPS since its inception, because nobody owns the idea.

For example, Scott Isaksen and Donald Treffinger formed The Creative Problem Solving Group Inc . and the Center for Creative Learning , and their model has evolved over many versions. Blair Miller, Jonathan Vehar and Roger L. Firestien also created their own version, and Dr Gerard J. Puccio, Mary C. Murdock, and Marie Mance developed CPS: The Thinking Skills Model. [4] Tim Hurson created The Productive Thinking Model , and Paul Reali developed CPS: Competencies Model. [5]

Sid Parnes continued to adapt the CPS model by adding concepts such as imagery and visualization , and he founded the Creative Studies Project to teach CPS. Creative problem solving (CPS) is a way of using your creativity to develop new ideas and solutions to problems. The process is based on separating divergent and convergent thinking styles, so that you can focus your mind on creating at the first stage, and then evaluating at the second stage.

There have been many adaptations of the original Osborn-Parnes model, but they all involve a clear structure of identifying the problem, generating new ideas, evaluating the options, and then formulating a plan for successful implementation.

Problem-solving is a part of almost every person's daily life at home and in the workplace. Creative problem solving helps us understand our environment, identify the things we want or need to change, and find a solution to improve the environment's performance.

Creative problem solving is essential for individuals and organizations because it helps us control what's happening in our environment.

Humans have learned to observe the environment and identify risks that may lead to specific outcomes in the future. Anticipating is helpful not only for fixing broken things but also for influencing the performance of items.

Creative problem solving is not just about fixing broken things; it's about innovating and creating something new. Observing and analyzing the environment, we identify opportunities for new ideas that will improve our environment in the future.

The 7-step creative problem-solving process

The creative problem-solving process usually consists of seven steps.

1. Define the problem.

The very first step in the CPS process is understanding the problem itself. You may think that it's the most natural step, but sometimes what we consider a problem is not a problem. We are very often mistaken about the real issue and misunderstood them. You need to analyze the situation. Otherwise, the wrong question will bring your CPS process in the wrong direction. Take the time to understand the problem and clear up any doubts or confusion.

2. Research the problem.

Once you identify the problem, you need to gather all possible data to find the best workable solution. Use various data sources for research. Start with collecting data from search engines, but don't forget about traditional sources like libraries. You can also ask your friends or colleagues who can share additional thoughts on your issue. Asking questions on forums is a good option, too.

3. Make challenge questions.

After you've researched the problem and collected all the necessary details about it, formulate challenge questions. They should encourage you to generate ideas and be short and focused only on one issue. You may start your challenge questions with "How might I…?" or "In what way could I…?" Then try to answer them.

4. Generate ideas.

Now you are ready to brainstorm ideas. Here it is the stage where the creativity starts. You must note each idea you brainstorm, even if it seems crazy, not inefficient from your first point of view. You can fix your thoughts on a sheet of paper or use any up-to-date tools developed for these needs.

5. Test and review the ideas.

Then you need to evaluate your ideas and choose the one you believe is the perfect solution. Think whether the possible solutions are workable and implementing them will solve the problem. If the result doesn't fix the issue, test the next idea. Repeat your tests until the best solution is found.

6. Create an action plan.

Once you've found the perfect solution, you need to work out the implementation steps. Think about what you need to implement the solution and how it will take.

7. Implement the plan.

3. SWOT Analysis

The SWOT technique is used during the strategic planning stage before the actual brainstorming of ideas. It helps you identify strengths, weaknesses, opportunities, and threats of your project, idea, or business. 4. Random words

This technique is one of the simplest to use for generating ideas. It's often applied by people who need to create a new product, for example. You need to prepare a list of random words, expressions, or stories and put them on the desk or board or write them down on a large sheet of paper.

Once you have a list of random words, you should think of associations with them and analyze how they work with the problem. Since our brain is good at making connections, the associations will stimulate brainstorming of new ideas.

5. Storyboarding

  • Make sub-steps for some steps if necessary. This will help you see the process in detail.

Life and work in the beginning of the twenty-first century has been described as volatile, uncertain, complex, and ambiguous. In this fast changing, innovation-driven environment, Creative Problem-Solving has been identified as a fundamental skill for success. In contrast to routine problem-solving, with straightforward and repeatable solution paths, today’s problems are described as being complex and wicked. To generate the possibilities that can effectively address complex problems, individuals need to draw on the highest level of human thought – creativity. Creative Problem-Solving explicitly draws on, and promotes, effective creative thinking. The purpose of this entry is to describe and distinguish Creative Problem-Solving from other forms of problems-solving. Moreover, as Creative Problem-Solving is a deliberate creativity methodology, this chapter also provides a description of the more specific thinking skills that are embodied by the higher-order skill of creative thinking and are explicitly called on in Creative Problem-Solving. Complex problems require complex thinking, and Creative Problem-Solving provides a structured process that allows individuals to more easily and efficiently deploy their creative thinking skills.

What Is Creative Problem Solving and Why Is It Important?

Numerous studies, including ones from the US Department of Education , World Economic Forum , and Bloomberg indicate that tomorrow’s jobs will demand “creative problem solving skills.” But what exactly are creative problem solving skills? And are they being taught effectively to the next generation who will face competition for jobs from automation? To learn more about creative problem solving in the classroom, Adobe conducted a new study to understand how educators and policymakers think about creative problem solving skills, how critical these skills are to future jobs, and how they are currently being nurtured in schools today.

We asked educators and policymakers to talk to us about creative problem solving based upon the following definition: “Creative Problem Solving is the process of redefining problems and opportunities, coming up with new, innovative responses and solutions, and then taking action.” We wanted to know how skills like independent learning, learning through success or failure, and working with diverse teams are critical to a students’ ability to succeed in the future workforce.

What we discovered was extremely illuminating. Three quarters of the educators surveyed believe that students need to develop these skills to protect their futures, as the professions that require creative problem solving are less likely to be impacted by automation. However, it isn’t just job-protection where creative problem solving makes a difference. Almost 90 percent of respondents believe students who excel at creative problem solving will have higher-earning job opportunities in the future, and 85 percent agreed that these same skills are in high demand by today’s employers for senior-level and higher-paying careers.

Knowing that 90 percent of educators believe creative problem solving should be integrated across all curricula, and that policymakers are in vehement agreement, it’s reasonable to assume that schools are already providing opportunities for students to develop these skills. Alarmingly though, this critical skillset is not emphasized enough in schools today due to the barriers educators face – from tight budgets and lack of resources to outdated testing requirements. Coupled with the fact that more than half of educators explain that they do not have the training or knowledge to help students develop creative problem solving skills, the challenge that educators and students face is vast.

Adobe believes that we need to support educators who are teaching creative problem solving, get technology into the hands of schools and students, and inspire young people to create. While technology alone is not the answer, it plays a key role. That is why Adobe is working to update its licensing models, so students – including those under the age of 13, consistent with U.S children’s privacy regulations – can access Creative Cloud in the classroom and at home using just their school I.D. to log in. This will reap benefits for the users, as the educators surveyed who use Creative Cloud in the classroom report that their students are more prepared for the jobs of the future .

Lastly, Adobe recognizes that it is critical to challenge students and encourage them to create and to have a positive social impact. What is design thinking and why is it important?

Here’s what you need to know about this creative problem-solving technique, including a definition and why it’s taking the business world by storm.

Design thinking started out as a process for creating sleek new technology and products. But this methodology is now widely used across both the private and public sectors, for business and personal projects, all around the world.

Design-thinking methodology was popularized by design consulting firm IDEO . The methods gained momentum in the larger business world after Tim Brown, the chief executive officer of IDEO, wrote an article in 2008 for the Harvard Business Review about the use of design thinking in business—including at a California hospital, a Japanese bicycle company, and the healthcare industry in India. Today, one of the most popular courses at Stanford University is Designing Your Life , which applies design thinking to building a joyful career and life.

Here’s what design thinking is, how it works, and why it’s important.

What is design thinking? 

Design thinking is a process for solving problems by prioritizing the consumer’s needs above all else. It relies on observing, with empathy, how people interact with their environments , and employs an iterative, hands-on approach to creating innovative solutions . 

Design thinking is “human-centered,” which means that it uses evidence of how consumers (humans) actually engage with a product or service, rather than how someone else or an organization thinks they will engage with it. To be truly human-centered, designers watch how people use a product or service and continue to refine the product or service in order to improve the consumer’s experience. This is the “iterative” part of design thinking. It favors moving quickly to get prototypes out to test, rather than endless research or rumination. 

In contrast to traditional problem-solving, which is a linear process of identifying a problem and then brainstorming solutions , design thinking only works if it is iterative. It is less of a means to get to a single solution, and more of a way to continuously evolve your thinking and respond to consumer needs.

Why is design thinking important? 

Design thinking enables organizations to create lasting value for consumers. The process is useful in any complex system ( not just design systems ) because it:

Aims to solve a concrete human need

Using an observational, human-centric approach, teams can uncover pain points from the consumer that they hadn’t previously thought of, ones that the consumer may not even be aware of. Design thinking can provide solutions to those pain points once they’re identified.

Tackles problems that are ambiguous or difficult to define

Consumers often don’t know what problem they have that needs solving or they can’t verbalize it. But upon careful observation, one can identify problems based on what they see from real consumer behavior rather than simply working off of their ideas of the consumer. This helps define ambiguous problems and in turn makes it easier to surface solutions. 

Leads to more innovative solutions

Humans are not capable of imagining things that are not believed to be possible, which makes it impossible for them to ask for things that do not yet exist. Design thinking can help surface some of these unknown pain points that would otherwise have never been known. Using an iterative approach to tackle those problems often lead to non-obvious, innovative solutions .   

Makes organizations run faster and more efficiently

Rather than researching a problem for a long time without devising an outcome, design thinking favors creating prototypes and then testing to see how effective they are.

The five stages of the design-thinking process 

Design thinking follows a five-stage framework. 

1. Empathize

In this first stage, the designer observes consumers to gain a deeper understanding of how they interact with or are affected by a product or issue. The observations must happen with empathy, which means withholding judgment and not imparting preconceived notions of what the consumer needs. Observing with empathy is powerful because it can uncover issues the consumer didn’t even know they had or that they could not themselves verbalize. From this point, it’s easier to understand the human need for which you are designing. 

In this second stage, you gather your observations from the first stage to define the problem you’re trying to solve. Think about the difficulties your consumers are brushing up against, what they repeatedly struggle with, and what you’ve gleaned from how they’re affected by the issue. Once you synthesize your findings, you are able to define the problem they face. 

The next step is to brainstorm ideas about how to solve the problem you’ve identified. These ideation sessions could be in a group, where your team gathers in an office space that encourages creativity and collaboration , an innovation lab , or can be done solo. The important part is to generate a bunch of different ideas. At the end of this process, you’ll come up with a few ideas with which to move forward. 

4. Prototype

This is the stage that turns ideas into an actual solution. Prototypes are not meant to be perfect. The point of a prototype is to come out quickly with a concrete version of the idea to see how it is accepted by consumers. Examples of prototypes include a landing page to test consumer desire for a product or a video that demonstrates streamlined logistic processes. 

Once you give a prototyped solution to consumers, you must observe how they interact with it. This testing stage is the one in which you collect feedback on your work. 

The design-thinking process is an iterative, rather than linear, one. At the end of the fifth stage, you’ll likely have to go back to one or several of the other stages. Perhaps the testing has shown you need to develop another prototype, for which you’d return to the fourth stage. Or perhaps it’s shown that you’ve misdefined the consumer’s needs. If so, you would have to return to an earlier stage of the process. 

What industries and roles can benefit from design thinking?

While design thinking originated with designers, it is now widely used by people from all disciplines . Even among design agencies the work is famously cross-functional: IDEO and similar agencies hire non-designers—chefs, engineers, social scientists, biologists—and integrate them into their project teams to add perspective.

Design thinking has been used at Kaiser Permanente to overhaul the system of shift changes among nursing staff. It has helped the Singapore government make the process for securing a work pass in the nation-state easier and more human. Design thinking has been used to solve business problems at companies like Toyota, Intuit, SAP, and IBM .  

One reason for the proliferation of design thinking in industries is that it’s useful to break down problems in any complex system, be it business, government, or social organizations. It can be used to explore big questions about how to respond to the growth of technology and globalization, how to pivot in response to rapid change, and how to support individuals while catering to larger organizations.

Design thinking can be used by all departments in a business. It can be fostered by bright, airy physical workspaces that cater to the way employees prefer to work. To employ design thinking in all projects, managers should first define the consumers they’re trying to help and then employ the five stages of design thinking to define and tackle the identified problems. Employing a design-thinking process makes it more likely a business will be innovative, creative, and ultimately more human.

Although creative and critical thinking are both used in problem-solving , the two skills are marked by key differences. 

Creative thinking is the catalyst for generating innovative ideas and crafting novel approaches to the challenges around them. With an open mind and a wild imagination, creative thinkers produce and explore unconventional solutions to the problems that stand in their way.

Critical thinking analyzes available information with an unbiased and rational approach. It involves questioning perceptions, ensuring that decisions are devoid of bias and reasoning remains grounded in sound judgment. 

Creative thinking skills 

When you look at creative thinking as a set of particular abilities, it becomes easier to develop and perfect. These creative skill examples can help you thrive inside and outside of the workplace:

1. Open-mindedness

When you’re open-minded, you can readily adapt to new information and look for fresh problem-solving approaches. You’re receptive to the opinions and ideas of others because you view them as constructive rather than criticizing . This openness also encourages you to freely share your creative ideas without fearing judgement.

2. Curiosity

You might find that you tap into creative potential the most when you’re challenging convention and posing new ways of thinking. Analyzing processes and asking yourself how you can improve them is an exciting way to make more efficient systems.

Whether you’re new to a job or have worked at the company for years, you may wonder why procedures are what they are — lean into this curiosity to develop new and better ways to work.

Reading is an effective way to exercise your mind, increase your vocabulary, and expose yourself to new ways of thinking. Whether your book is on a problem you’re facing at work or a new and exciting subject, reading is an excellent opportunity to learn. That’s right: simply cracking open a book can help you grow . 

Keep a notepad nearby and write down thoughts and ideas as they arise. Writing helps you to process information, and you can revisit your musing whenever you need to get your creative juices flowing. If you’ve never tried journaling before, it’s an excellent way to process your thoughts and feelings in a safe and private space. 

3. Exercise

Exercising improves your sleep and ability to cope with stress, making it easier to stay alert and contribute fresh ideas at work.

4. Listen to music

Music can affect your mood and place you in the mindset to solve problems. If you’re struggling with creative writing or creating a visual piece of work, listening to music could push you toward expressing yourself more meaningfully. 

5. Ask for feedback

Collaboration and teamwork are key when developing creative solutions in the workplace. You can ask teammates or superiors for feedback on your ideas to gain insight into potential flaws in your reasoning and streamline your solutions.

6. Find a mentor or coach

Having an experienced person to bounce ideas off is a catalyst for creativity. A mentor or coach who’s dealt with similar obstacles can provide insight into what worked and what didn’t, saving you valuable brainstorming time. 

7. Change your approach

Why Creative Problem Solving Requires Both Convergent and Divergent Thinking

When it comes to developing creative ideas, often we are given platitudes, like “turn the problem upside down” and “think outside the box,” that sound nice but aren’t exactly helpful. Fortunately, by using the proven method of Creative Problem Solving (CPS), anyone can innovate.

What is Creative Problem Solving?

According to influential CPS educator Ruth Noller, CPS is best understood as a combination of its three parts :

Creative — specifies elements of newness, innovation and novelty

Problem — refers to any situation that presents a challenge, offers an opportunity or represents a troubling concern

Solving —  means devising ways to answer, to meet or to satisfy a situation by changing self or situation While there exist many different methods of implementing CPS, a majority promote two distinct methods of thought: convergent and divergent thinking. While you might have come across these terms before, read below for a refresher!

Convergent and Divergent Thinking

Convergent thinking embraces logic to identify and analyze the best solution from an existing list of answers. It’s important to note that this method leaves no room for uncertainty — answers are either right or wrong. Because of this, the more knowledge someone has of a subject, the more accurately they are able to answer clearly defined questions. In contrast, divergent thinking involves solving a problem using methods that deviate from commonly used or existing strategies. In this case, an individual creates many different answers using the information available to them. Often, solutions produced by this type of thinking are unique and surprising.

The Best of Both Worlds

When it comes to solving the types of problems that regularly arise in the STEM (science, technology, engineering and mathematics) fields, it is sometimes assumed that convergent thinking should be avoided. On the surface, this makes sense, as complex problems often require novel solutions. Is there anything wrong with solely embracing divergent thinking strategies? Simply put, the answer is yes. Using divergent thinking on its own might produce unique solutions, but in extreme cases, these might not be grounded in reality. For example, let’s say you want to create a vehicle that runs using clean energy. Without using convergent thinking to first understand the problem, a great deal of time could be wasted trying solutions that have no chance of working. Powering a vehicle using cotton candy or mustard will do nothing, beyond making a mess. Instead, using convergent thinking to first identify a promising area to explore (biodiesel, hydrogen, electricity, etc.), will prevent a lot of frustration and loss of time. While this is of course an extreme example, it shows the importance of combining both divergent and convergent methods of thinking to solve complicated problems. Creative Problem Solving, or CPS ,  refers to the use of imagination and innovation to find solutions to problems when formulaic or conventional processes have failed.

Despite its rather dry definition – creative problem-solving in its application can be a lot of fun for learners and teachers alike.

Why Are Creative Problem-Solving Skills Important?

By definition, creative problem-solving challenges students to think beyond the conventional and to avoid well-trodden, sterile paths of thinking.

Not only does this motivate student learning, encourage engagement, and inspire deeper learning, but the practical applications of this higher-level thinking skill are virtually inexhaustible.

For example, given the rapidly changing world of work, it is hard to conceive of a skill that will be more valuable than the ability to generate innovative solutions to the unique problems that will arise and that are impossible to predict ahead of time.

Outside the world of work, in our busy daily lives, the endless problems arising from day-to-day living can also be overcome by a creative problem-solving approach.

When students have developed their creative problem-solving abilities effectively, they will have added a powerful tool to attack problems that they will encounter, whether in school, work, or in their personal lives.

Due to its at times nebulous nature, teaching creative problem-solving in the classroom poses its own challenges. However, developing a culture of approaching problem-solving in a creative manner is possible.

In this article, we will take a look at a variety of strategies, tools, and activities that can help students improve their creative problem-solving skills.

The Underlying Principles of CPS

Before we take a look at a process for implementing creative problem solving, it is helpful to examine a few of the underlying principles of CPS. These core principles should be encouraged in the classroom. They are:

●       Assume Nothing

Assumptions are the enemy of creativity and original thinking. If students assume they already have the answer, they will not be creative in their approach to solving a problem.

●       Problems Are Opportunities

Rather than seeing problems as difficulties to endure, a shift in perspective can instead view problems as challenges that offer new opportunities. Encourage your students to shift their perspectives to see opportunities where they once saw problems.

●       Suspend Judgment

Making immediate judgments closes down the creative response and the formation of new ideas. There is a time to make judgments, but making a judgment too early in the process can be very detrimental to finding a creative solution.

Cognitive Approaches: Convergent vs Divergent Thinking

The terms divergent and convergent thinking, coined by psychologist J.P. Guilford in 1956, refer to two contrasting cognitive approaches to problem-solving.

Convergent Thinking can be thought of as linear and systematic in its approach. It attempts to find a solution to a problem by narrowing down multiple ideas into a single solution. If convergent thinking can be thought of as asking a single question, that question would be ‘ Why ?’

Divergent Thinking focuses more on the generation of multiple ideas and on the connections between those ideas. It sees problems as design opportunities and encourages the use of resources and materials in original ways. Divergent thinking encourages the taking of creative risks and is flexible rather than analytical in its approach. If it was a single question, it’d be ‘ Why not ?’

While it may appear that these two modes of thinking about a problem have an essentially competitive relationship, in CPS they can work together in a complementary manner.

When students have a problem to solve and they’re looking for innovative solutions, they can employ divergent thinking initially to generate multiple ideas, then convergent thinking to analyze and narrow down those ideas.

Students can repeat this process to continue to filter and refine their ideas and perspectives until they arrive at an innovative and satisfactory solution to the initial problem.

Let’s now take a closer look at the creative problem-solving process.

The Creative Problem-Solving Process

CPS helps students arrive at innovative and novel solutions to the problems that arise in life. Having a process to follow helps to keep students focused and to reach a point where action can be taken to implement creative ideas.

Originally developed by Alex Osborn and Sid Parnes, the CPS process has gone through a number of revisions over the last 50 or so years and, as a result, there are a number of variations of this model in existence.

The version described below is one of the more recent models and is well-suited to the classroom environment.

However, things can sometimes get a little complex for some of the younger students. So, in this case, it may be beneficial to teach the individual parts of the process in isolation first.

1. Clarify:

Before beginning to seek creative solutions to a problem, it is important to clarify the exact nature of that problem. To do this, students should do the following three things:

i. Identify the Problem

The first step in bringing creativity to problem-solving is to identify the problem, challenge, opportunity, or goal and clearly define it.

ii. Gather Data

Gather data and research information and background to ensure a clear understanding.

iii. Formulate Questions

Enhance awareness of the nature of the problem by creating questions that invite solutions.

Explore new ideas to answer the questions raised. It’s time to get creative here. The more ideas generated, the greater the chance of producing a novel and useful idea. At this stage in particular, students should be engaged in divergent thinking as described above.

The focus here shifts from ideas to solutions. Once multiple ideas have been generated, convergent thinking can be used to narrow these down to the most suitable solution. The best idea should be closely analyzed in all its aspects and further ideas generated to make subsequent improvements. This is the stage to refine the initial idea and make it into a really workable solution.

4. Implement

Create a plan to implement the chosen solution. Students need to identify the required resources for the successful implementation of the solution. They need to plan for the actions that need to be taken, when they need to be taken, and who needs to take them.

Summary of Creative Problem Solving Process

In each stage of the CPS Process, students should be encouraged to employ divergent and convergent thinking in turn. Divergent thinking should be used to generate multiple ideas with convergent thinking then used to narrow these ideas down to the most feasible options. We will discuss how students go about this, but let’s first take a quick look at the role of a group facilitator.

The Importance of Group Facilitator

CPS is best undertaken in groups and, for larger and more complex projects, it’s even more effective when a facilitator can be appointed for the group.

The facilitator performs a number of useful purposes and helps the group to:

  • Stay focused on the task at hand
  • Move through the various stages efficiently
  • Select appropriate tools and strategies

 A good facilitator does not generate ideas themselves but instead keeps the group focused on each step of the process.

Facilitators should be objective and possess a good understanding of the process outlined above, as well as the other tools and strategies that we will look at below.

The Creative Problem-Solving Process: Tools and Strategies

There are several activities available to help students move through each stage. These will help students to stay on track, remove barriers and blocks, be creative, and reach a consensus as they progress through the CPS process.

  The following tools and strategies can help provide groups with some structure and can be applied at various stages of the problem-solving process. For convenience, they have been categorized according to whether they make demands on divergent or convergent thinking as discussed earlier.

Divergent Thinking Tools:

  ●       Brainstorming

Defined by Alex Osborn as “a group’s attempt to find a solution for a specific problem by amassing ideas ”, this is perhaps the best-known tool in the arsenal of the creative problem solver.

To promote a creative collaboration in a group setting, simply share the challenge with everyone and challenge them to come up with as many ideas as possible. Ideas should be concise and specific. For this reason, it may be worth setting a word limit for recording each idea e.g. express in headline form in no more than 5 words. Post-it notes are perfect for this.

You may also set a quota on the number of ideas to generate or introduce a time limit to further encourage focus. When completed, members of the group can share and compare all the ideas in search of the most suitable.

●       5 W’s and an H

The 5 W’s and an H are Who , What , Where , Why , and How . This strategy is useful to effectively gather data. Students brainstorm questions to ask that begin with each of the question words above in turn. They then seek to gather the necessary information to answer these questions through research and discussion.

●       Reverse Assumptions

This activity is a great way to explore new ideas. Have the students begin by generating a list of up to 10 basic assumptions about the idea or concept. For each of these, students then explore the reverse of the assumption listing new insights and perspectives in the process.

The students can then use these insights and perspectives to generate fresh ideas. For example, an assumption about the concept of a restaurant might be that the food is cooked for you. The reverse of that assumption could be a restaurant where you cook the food yourself. So, how about a restaurant where patrons select their own recipes and cook their own food aided by a trained chef?

Convergent Thinking Tools

●       How-How Diagram

This is the perfect activity to use when figuring out the steps required to implement a solution.

Students write the solution on the left-hand side of a page turned landscape. Working together, they identify the individual steps required to achieve this solution and write these to the right of the solution.

When they have written these steps, they go through each step one-by-one identifying in detail each stage of achieving that step. These are written branching to the right of each step.

Students repeat this process until they have exhausted the process and ended up with a comprehensive branch diagram detailing each step necessary for the implementation of the solution.

●       The Evaluation Matrix

Making an evaluation matrix creates a systematic way of analyzing and comparing multiple solutions. It allows for a group to evaluate options against various criteria to help build consensus.

An evaluation matrix begins with the listing of criteria to evaluate potential solutions against. These can then be turned into the form of a positive question that allows for a Yes or No answer. For example, if the budget is the criteria, the evaluation question could be ‘ Is it within budget? ’

Make a matrix grid with a separate column for each of the key criteria. Write the positive question form of these criteria as headings for these columns. The different options can then be detailed and listed down the left-most column.

Students then work through each of the criteria for each option and record whether it fulfills, or doesn’t fulfill, each criteria. For more complex solutions, students could record their responses to each of the criteria on a scale from 0 to 5.

For example:

Using the example matrix above, it becomes very clear that Option 1 is the superior solution given that it completely fulfills all the criteria, whereas Option 2 and Option 3 fulfill only 2 out of the 3 criteria each.

 ●       Pair & Share

This activity is suitable to help develop promising ideas. After making a list of possible solutions or questions to pursue, each individual student writes down their top 3 ideas.

Once each student has their list of their 3 best ideas, organize students into pairs. In their pairs, students discuss their combined 6 ideas to decide on the top 3 out of the 6. Once they have agreed on these, they write the new top 3 ideas on a piece of paper.

Now, direct the pairs of students to join up with another pair to make groups of 4. In these groups of 4, students discuss their collective 6 ideas to come up with a new list of the top 3 ideas.

Repeat this process until the whole class comes together as one big group to agree on the top 3 ideas overall.

Establish a Culture of Creative Problem Solving in the Classroom

Approaching problems creatively is about establishing a classroom culture that welcomes innovation and the trial and error that innovation demands. Too often our students are so focused on finding the ‘right‘ answer that they miss opportunities to explore new ideas.

It is up to us as teachers to help create a classroom culture that encourages experimentation and creative playfulness.

To do this we need to ensure our students understand the benefits of a creative approach to problem-solving.

We must ensure too that they are aware of the personal, social, and organizational benefits of CPS.

CPS should become an integral part of their approach to solving problems whether at school, work, or in their personal lives.

As teachers, it is up to us to help create a classroom culture that encourages experimentation and creative playfulness.

To do this, we must ensure our students understand the benefits of a creative approach to problem-solving.

Why Problem-Solving Skills Are Essential for Leaders in Any Industry

Any organization offering a product or service is in the business of solving problems.

Whether providing medical care to address health issues or quick convenience to those hungry for dinner, a business’s purpose is to satisfy customer needs .

In addition to solving customers’ problems, you’ll undoubtedly encounter challenges within your organization as it evolves to meet customer needs. You’re likely to experience growing pains in the form of missed targets, unattained goals, and team disagreements.

Yet, the ubiquity of problems doesn’t have to be discouraging; with the right frameworks and tools, you can build the skills to solve consumers' and your organization’s most challenging issues.

What Is Problem-Solving in Business?

Problem-solving is the process of systematically removing barriers that prevent you or others from reaching goals.

Your business removes obstacles in customers’ lives through its products or services, just as you can remove obstacles that keep your team from achieving business goals.

Design Thinking

Design thinking , as described by Harvard Business School Dean Srikant Datar in the online course Design Thinking and Innovation , is a human-centered , solutions-based approach to problem-solving and innovation. Originally created for product design, design thinking’s use case has evolved . It’s now used to solve internal business problems, too.

The design thinking process has four stages :

4 Stages of Design Thinking

  • Clarify: Clarify a problem through research and feedback from those impacted.
  • Ideate: Armed with new insights, generate as many solutions as possible.
  • Develop: Combine and cull your ideas into a short list of viable, feasible, and desirable options before building prototypes (if making physical products) and creating a plan of action (if solving an intangible problem).
  • Implement: Execute the strongest idea, ensuring clear communication with all stakeholders about its potential value and deliberate reasoning.

Using this framework, you can generate innovative ideas that wouldn’t have surfaced otherwise.

Creative Problem-Solving

Another, less structured approach to challenges is creative problem-solving , which employs a series of exercises to explore open-ended solutions and develop new perspectives. This is especially useful when a problem’s root cause has yet to be defined.

You can use creative problem-solving tools in design thinking’s “ideate” stage, which include:

  • Brainstorming: Instruct everyone to develop as many ideas as possible in an allotted time frame without passing judgment.
  • Divergent thinking exercises: Rather than arriving at the same conclusion (convergent thinking), instruct everyone to come up with a unique idea for a given prompt (divergent thinking). This type of exercise helps avoid the tendency to agree with others’ ideas without considering alternatives.
  • Alternate worlds: Ask your team to consider how various personas would manage the problem. For instance, how would a pilot approach it? What about a young child? What about a seasoned engineer?

It can be tempting to fall back on how problems have been solved before, especially if they worked well. However, if you’re striving for innovation, relying on existing systems can stunt your company’s growth.

Why Is Problem-Solving Important for Leaders?

While obstacles’ specifics vary between industries, strong problem-solving skills are crucial for leaders in any field.

Whether building a new product or dealing with internal issues, you’re bound to come up against challenges. Having frameworks and tools at your disposal when they arise can turn issues into opportunities.

As a leader, it’s rarely your responsibility to solve a problem single-handedly, so it’s crucial to know how to empower employees to work together to find the best solution.

Your job is to guide them through each step of the framework and set the parameters and prompts within which they can be creative. Then, you can develop a list of ideas together, test the best ones, and implement the chosen solution.

4 Problem-Solving Skills All Leaders Need

1. problem framing.

One key skill for any leader is framing problems in a way that makes sense for their organization. Problem framing is defined in Design Thinking and Innovation as determining the scope, context, and perspective of the problem you’re trying to solve.

“Before you begin to generate solutions for your problem, you must always think hard about how you’re going to frame that problem,” Datar says in the course.

For instance, imagine you work for a company that sells children’s sneakers, and sales have plummeted. When framing the problem, consider:

  • What is the children’s sneaker market like right now?
  • Should we improve the quality of our sneakers?
  • Should we assess all children’s footwear?
  • Is this a marketing issue for children’s sneakers specifically?
  • Is this a bigger issue that impacts how we should market or produce all footwear?

While there’s no one right way to frame a problem, how you do can impact the solutions you generate. It’s imperative to accurately frame problems to align with organizational priorities and ensure your team generates useful ideas for your firm.

To solve a problem, you need to empathize with those impacted by it. Empathy is the ability to understand others’ emotions and experiences. While many believe empathy is a fixed trait, it’s a skill you can strengthen through practice.

When confronted with a problem, consider whom it impacts. Returning to the children’s sneaker example, think of who’s affected:

  • Your organization’s employees, because sales are down
  • The customers who typically buy your sneakers
  • The children who typically wear your sneakers

Empathy is required to get to the problem’s root and consider each group’s perspective. Assuming someone’s perspective often isn’t accurate, so the best way to get that information is by collecting user feedback.

For instance, if you asked customers who typically buy your children’s sneakers why they’ve stopped, they could say, “A new brand of children’s sneakers came onto the market that have soles with more traction. I want my child to be as safe as possible, so I bought those instead.”

When someone shares their feelings and experiences, you have an opportunity to empathize with them. This can yield solutions to their problem that directly address its root and shows you care. In this case, you may design a new line of children’s sneakers with extremely grippy soles for added safety, knowing that’s what your customers care most about.

3. Breaking Cognitive Fixedness

Cognitive fixedness is a state of mind in which you examine situations through the lens of past experiences. This locks you into one mindset rather than allowing you to consider alternative possibilities.

For instance, your cognitive fixedness may make you think rubber is the only material for sneaker treads. What else could you use? Is there a grippier alternative you haven’t considered?

Problem-solving is all about overcoming cognitive fixedness. You not only need to foster this skill in yourself but among your team.

4. Creating a Psychologically Safe Environment

As a leader, it’s your job to create an environment conducive to problem-solving. In a psychologically safe environment, all team members feel comfortable bringing ideas to the table, which are likely influenced by their personal opinions and experiences.

If employees are penalized for “bad” ideas or chastised for questioning long-held procedures and systems, innovation has no place to take root.

By employing the design thinking framework and creative problem-solving exercises, you can foster a setting in which your team feels comfortable sharing ideas and new, innovative solutions can grow.

How to Build Problem-Solving Skills

The most obvious answer to how to build your problem-solving skills is perhaps the most intimidating: You must practice.

Again and again, you’ll encounter challenges, use creative problem-solving tools and design thinking frameworks, and assess results to learn what to do differently next time.

By learning how to identify problems, think critically, and develop solutions, students can become more self-sufficient and confident in their ability to achieve their goals. Additionally, problem-solving skills are used in virtually all fields, disciplines, and career paths, which makes them important for everyone. Building strong problem-solving skills will help students enhance their academic and career performance and become more competitive as they begin to seek full-time employment after graduation or pursue additional education and training.

  Resolve Conflicts

In addition to increased social and emotional skills like self-efficacy and goal-setting, problem-solving skills teach students how to cooperate with others and work through disagreements and conflicts. Problem-solving promotes “thinking outside the box” and approaching a conflict by searching for different solutions. This is a very different (and more effective!) method than a more stagnant approach that focuses on placing blame or getting stuck on elements of a situation that can’t be changed.

While it’s natural to get frustrated or feel stuck when working through a conflict, students with strong problem-solving skills will be able to work through these obstacles, think more rationally, and address the situation with a more solution-oriented approach. These skills will be valuable for students in school, their careers, and throughout their lives.

Employers especially are looking for candidates with strong problem-solving skills. In today’s job market, most jobs require the ability to analyze and effectively resolve complex issues. In a recent opinion piece published by The Hechinger Report , Virgel Hammonds, Chief Learning Officer at KnowledgeWorks, stated “Our world presents increasingly complex challenges. Education must adapt so that it nurtures problem solvers and critical thinkers.” Yet, the “traditional K–12 education system leaves little room for students to engage in real-world problem-solving scenarios.” This is the reason that a growing number of K–12 school districts and higher education institutions are transforming their instructional approach to personalized and competency-based learning, which encourage students to make decisions, problem solve and think critically as they take ownership of and direct their educational journey.

Problem-Solving Skills Can Be Measured and Taught

Research shows that problem-solving skills can be measured and taught. One effective method is through performance-based assessments which require students to demonstrate or apply their knowledge and higher-order skills to create a response or product or do a task.

What Are Performance-Based Assessments?

With the No Child Left Behind Act (2002), the use of standardized testing became the primary way to measure student learning in the U.S. The legislative requirements of this act shifted the emphasis to standardized testing, and this led to a  decline in nontraditional testing methods .

But   many educators, policy makers, and parents have concerns with standardized tests. Some of the top issues include that they don’t provide feedback on how students can perform better, they don’t value creativity, they are not representative of diverse populations, and they can be disadvantageous to lower-income students.

While standardized tests are still the norm, U.S. Secretary of Education Miguel Cardona is encouraging states and districts to move away from traditional multiple choice and short response tests and instead use performance-based assessment, competency-based assessments, and other more authentic methods of measuring students abilities and skills rather than rote learning. 

Performance-based assessments  measure whether students can apply the skills and knowledge learned from a unit of study. Typically, a performance task challenges students to use their higher-order skills to complete a project or process. Tasks can range from an essay to a complex proposal or design.

CURT NICKISCH: Welcome to the HBR IdeaCast from Harvard Business Review. I’m Curt Nickisch.

Problems can be intimidating. Sure, some problems are fun to dig into. You roll up your sleeves, you just take care of them; but others, well, they’re complicated. Sometimes it’s hard to wrap your brain around a problem, much less fix it.

And that’s especially true for leaders in organizations where problems are often layered and complex. They sometimes demand technical, financial, or interpersonal knowledge to fix. And whether it’s avoidance on the leaders’ part or just the perception that a problem is systemic or even intractable, problems find a way to endure, to keep going, to keep being a problem that everyone tries to work around or just puts up with.

But today’s guest says that just compounds it and makes the problem harder to fix. Instead, she says, speed and momentum are key to overcoming a problem.

Anne Morriss is an entrepreneur, leadership coach and founder of the Leadership Consortium and with Harvard Business School Professor Francis Frei, she wrote the new book, Move Fast and Fix Things: The Trusted Leaders Guide to Solving Hard Problems . Anne, welcome back to the show.

ANNE MORRISS: Curt, thank you so much for having me.

CURT NICKISCH: So, to generate momentum at an organization, you say that you really need speed and trust. We’ll get into those essential ingredients some more, but why are those two essential?

ANNE MORRISS: Yeah. Well, the essential pattern that we observed was that the most effective change leaders out there were building trust and speed, and it didn’t seem to be a well-known observation. We all know the phrase, “Move fast and break things,” but the people who were really getting it right were moving fast and fixing things, and that was really our jumping off point. So when we dug into the pattern, what we observed was they were building trust first and then speed. This foundation of trust was what allowed them to fix more things and break fewer.

CURT NICKISCH: Trust sounds like a slow thing, right? If you talk about building trust, that is something that takes interactions, it takes communication, it takes experiences. Does that run counter to the speed idea?

ANNE MORRISS: Yeah. Well, this issue of trust is something we’ve been looking at for over a decade. One of the headlines in our research is it’s actually something we’re building and rebuilding and breaking all the time. And so instead of being this precious, almost farbege egg, it’s this thing that is constantly in motion and this thing that we can really impact when we’re deliberate about our choices and have some self-awareness around where it’s breaking down and how it’s breaking down.

CURT NICKISCH: You said break trust in there, which is intriguing, right? That you may have to break trust to build trust. Can you explain that a little?

ANNE MORRISS:  Yeah, well, I’ll clarify. It’s not that you have to break it in order to build it. It’s just that we all do it some of the time. Most of us are trusted most of the time. Most of your listeners I imagine are trusted most of the time, but all of us have a pattern where we break trust or where we don’t build as much as could be possible.

CURT NICKISCH: I want to talk about speed, this other essential ingredient that’s so intriguing, right? Because you think about solving hard problems as something that just takes a lot of time and thinking and coordination and planning and designing. Explain what you mean by it? And also, just  how we maybe approach problems wrong by taking them on too slowly?

ANNE MORRISS: Well, Curt, no one has ever said to us, “I wish I had taken longer and done less.” We hear the opposite all the time, by the way. So what we really set out to do was to create a playbook that anyone can use to take less time to do more of the things that are going to make your teams and organizations stronger.

And the way we set up the book is okay, it’s really a five step process. Speed is the last step. It’s the payoff for the hard work you’re going to do to figure out your problem, build or rebuild trust, expand the team in thoughtful and strategic ways, and then tell a real and compelling story about the change you’re leading.

Only then do you get to go fast, but that’s an essential part of the process, and we find that either people under emphasize it or speed has gotten a bad name in this world of moving fast and breaking things. And part of our mission for sure was to rehabilitate speed’s reputation because it is an essential part of the change leader’s equation. It can be the difference between good intentions and getting anything done at all.

CURT NICKISCH: You know, the fact that nobody ever tells you, “I wish we had done less and taken more time.” I think we all feel that, right? Sometimes we do something and then realize, “Oh, that wasn’t that hard and why did it take me so long to do it? And I wish I’d done this a long time ago.” Is it ever possible to solve a problem too quickly?

ANNE MORRISS: Absolutely. And we see that all the time too. What we push people to do in those scenarios is really take a look at the underlying issue because in most cases, the solution is not to take your foot off the accelerator per se and slow down. The solution is to get into the underlying problem. So if it’s burnout or a strategic disconnect between what you’re building and the marketplace you’re serving, what we find is the anxiety that people attach to speed or the frustration people attach to speed is often misplaced.

CURT NICKISCH: What is a good timeline to think about solving a problem then? Because if we by default take too long or else jump ahead and we don’t fix it right, what’s a good target time to have in your mind for how long solving a problem should take?

ANNE MORRISS: Yeah. Well, we’re playful in the book and talking about the idea that many problems can be solved in a week. We set the book up five chapters. They’re titled Monday, Tuesday, Wednesday, Thursday, Friday, and we’re definitely having fun with that. And yet, if you count the hours in a week, there are a lot of them. Many of our problems, if you were to spend a focused 40 hours of effort on a problem, you’re going to get pretty far.

But our main message is, listen, of course it’s going to depend on the nature of the problem, and you’re going to take weeks and maybe even some cases months to get to the other side. What we don’t want you to do is take years, which tends to be our default timeline for solving hard problems.

CURT NICKISCH: So you say to start with identifying the problem that’s holding you back, seems kind of obvious. But where do companies go right and wrong with this first step of just identifying the problem that’s holding you back?

ANNE MORRISS: And our goal is that all of these are going to feel obvious in retrospect. The problem is we skip over a lot of these steps and this is why we wanted to underline them. So this one is really rooted in our observation and I think the pattern of our species that we tend to be overconfident in the quality of our thoughts, particularly when it comes to diagnosing problems.

And so we want to invite you to start in a very humble and curious place, which tends not to be our default mode when we’re showing up for work. We convince ourselves that we’re being paid for our judgment. That’s exactly what gets reinforced everywhere. And so we tend to counterintuitively, given what we just talked about, we tend to move too quickly through the diagnostic phase.

CURT NICKISCH: “I know what to do, that’s why you hired me.”

ANNE MORRISS: Exactly. “I know what to do. That’s why you hired me. I’ve seen this before. I have a plan. Follow me.” We get rewarded for the expression of confidence and clarity. And so what we’re inviting people to do here is actually pause and really lean into what are the root causes of the problem you’re seeing? What are some alternative explanations? Let’s get into dialogue with the people who are also impacted by the problem before we start running down the path of solving it.

CURT NICKISCH: So what do you recommend for this step, for getting to the root of the problem? What are questions you should ask? What’s the right thought process? What do you do on Monday of the week?

ANNE MORRISS: In our experience of doing this work, people tend to undervalue the power of conversation, particularly with other people in the organization. So we will often advocate putting together a team of problem solvers, make it a temporary team, really pull in people who have a particular perspective on the problem and create the space, make it as psychologically safe as you can for people to really, as Chris Argyris so beautifully articulated, discuss the undiscussable.

And so the conditions for that are going to look different in every organization depending on the problem, but if you can get a space where smart people who have direct experience of a problem are in a room and talking honestly with each other, you can make an extraordinary amount of progress, certainly in a day.

CURT NICKISCH: Yeah, that gets back to the trust piece.

ANNE MORRISS: Definitely.

CURT NICKISCH: How do you like to start that meeting, or how do you like to talk about it? I’m just curious what somebody on that team might hear in that meeting, just to get the sense that it’s psychologically safe, you can discuss the undiscussable and you’re also focusing on the identification part. What’s key to communicate there?

ANNE MORRISS: Yeah. Well, we sometimes encourage people to do a little bit of data gathering before those conversations. So the power of a quick anonymous survey around whatever problem you’re solving, but also be really thoughtful about the questions you’re going to ask in the moment. So a little bit of preparation can go a long way and a little bit of thoughtfulness about the power dynamic. So who’s going to walk in there with license to speak and who’s going to hold back? So being thoughtful about the agenda, about the questions you’re asking about the room, about the facilitation, and then courage is a very infectious emotion.

So if you can early on create the conditions for people to show up bravely in that conversation, then the chance that you’re going to get good information and that you’re going to walk out of that room with new insight in the problem that you didn’t have when you walked in is extraordinarily high.

CURT NICKISCH: Now, in those discussions, you may have people who have different perspectives on what the problem really is. They also bear different costs of addressing the problem or solving it. You talked about the power dynamic, but there’s also an unfairness dynamic of who’s going to actually have to do the work to take care of it, and I wonder how you create a culture in that meeting where it’s the most productive?

ANNE MORRISS: For sure, the burden of work is not going to be equitably distributed around the room. But I would say, Curt, the dynamic that we see most often is that people are deeply relieved that hard problems are being addressed. So it really can create, and more often than not in our experience, it does create this beautiful flywheel of action, creativity, optimism. Often when problems haven’t been addressed, there is a fair amount of anxiety in the organization, frustration, stagnation. And so credible movement towards action and progress is often the best antidote. So even if the plan isn’t super clear yet, if it’s credible, given who’s in the room and their decision rights and mandate, if there’s real momentum coming out of that to make progress, then that tends to be deeply energizing to people.

CURT NICKISCH: I wonder if there’s an organization that you’ve worked with that you could talk about how this rolled out and how this took shape?

ANNE MORRISS: When we started working with Uber, that was wrestling with some very public issues of culture and trust with a range of stakeholders internally, the organization, also external, that work really started with a campaign of listening and really trying to understand where trust was breaking down from the perspective of these stakeholders?

So whether it was female employees or regulators or riders who had safety concerns getting into the car with a stranger. This work, it starts with an honest internal dialogue, but often the problem has threads that go external. And so bringing that same commitment to curiosity and humility and dialogue to anyone who’s impacted by the problem is the fastest way to surface what’s really going on.

CURT NICKISCH: There’s a step in this process that you lay out and that’s communicating powerfully as a leader. So we’ve heard about listening and trust building, but now you’re talking about powerful communication. How do you do this and why is it maybe this step in the process rather than the first thing you do or the last thing you do?

ANNE MORRISS: So in our process, again, it’s the days of the week. On Monday you figured out the problem. Tuesday you really got into the sandbox in figuring out what a good enough plan is for building trust. Wednesday, step three, you made it better. You created an even better plan, bringing in new perspectives. Thursday, this fourth step is the day we’re saying you got to go get buy-in. You got to bring other people along. And again, this is a step where we see people often underinvest in the power and payoff of really executing it well.

CURT NICKISCH: How does that go wrong?

ANNE MORRISS: Yeah, people don’t know the why. Human behavior and the change in human behavior really depends on a strong why. It’s not just a selfish, “What’s in it for me?” Although that’s helpful, but where are we going? I may be invested in a status quo and I need to understand, okay, if you’re going to ask me to change, if you’re going to invite me into this uncomfortable place of doing things differently, why am I here? Help me understand it and articulate the way forward and language that not only I can understand, but also that’s going to be motivating to me.

CURT NICKISCH: And who on my team was part of this process and all that kind of stuff?

ANNE MORRISS: Oh, yeah. I may have some really important questions that may be in the way of my buy-in and commitment to this plan. So certainly creating a space where those questions can be addressed is essential. But what we found is that there is an architecture of a great change story, and it starts with honoring the past, honoring the starting place. Sometimes we’re so excited about the change and animated about the change that what has happened before or what is even happening in the present tense is low on our list of priorities.

Or we want to label it bad, because that’s the way we’ve thought about the change, but really pausing and honoring what came before you and all the reasonable decisions that led up to it, I think can be really helpful to getting people emotionally where you want them to be willing to be guided by you. Going back to Uber, when Dara Khosrowshahi came in.

CURT NICKISCH: This is the new CEO.

ANNE MORRISS: The new CEO.

CURT NICKISCH: Replaced Travis Kalanick, the founder and first CEO, yeah.

ANNE MORRISS: Yeah, and had his first all-hands meeting. One of his key messages, and this is a quote, was that he was going to retain the edge that had made Uber, “A force of nature.” And in that meeting, the crowd went wild because this is also a company that had been beaten up publicly for months and months and months, and it was a really powerful choice. And his predecessor, Travis was in the room, and he also honored Travis’ incredible work and investment in bringing the company to the place where it was.

And I would use words like grace to also describe those choices, but there’s also an incredible strategic value to naming the starting place for everybody in the room because in most cases, most people in that room played a role in getting to that starting place, and you’re acknowledging that.

CURT NICKISCH: You can call it grace. Somebody else might call it diplomatic or strategic. But yeah, I guess like it or not, it’s helpful to call out and honor the complexity of the way things have been done and also the change that’s happening.

ANNE MORRISS: Yeah, and the value. Sometimes honoring the past is also owning what didn’t work or what wasn’t working for stakeholders or segments of the employee team, and we see that around culture change. Sometimes you’ve got to acknowledge that it was not an equitable environment, but whatever the worker, everyone in that room is bringing that pass with them. So again, making it discussable and using it as the jumping off place is where we advise people to start.

Then you’ve earned the right to talk about the change mandate, which we suggest using clear and compelling language about the why. “This is what happened, this is where we are, this is the good and the bad of it, and here’s the case for change.”

And then the last part, which is to describe a rigorous and optimistic way forward. It’s a simple past, present, future arc, which will be familiar to human beings. We love stories as human beings. It’s among the most powerful currency we have to make sense of the world.

CURT NICKISCH: Yeah. Chronological is a pretty powerful order.

ANNE MORRISS: Right. But again, the change leaders we see really get it right, are investing an incredible amount of time into the storytelling part of their job. Ursula Burns, the Head of Xerox is famous for the months and years she spent on the road just telling the story of Xerox’s change, its pivot into services to everyone who would listen, and that was a huge part of her success.

CURT NICKISCH: So Friday or your fifth step, you end with empowering teams and removing roadblocks. That seems obvious, but it’s critical. Can you dig into that a little bit?

ANNE MORRISS: Yeah. Friday is the fun day. Friday’s the release of energy into the system. Again, you’ve now earned the right to go fast. You have a plan, you’re pretty confident it’s going to work. You’ve told the story of change the organization, and now you get to sprint. So this is about really executing with urgency, and it’s about a lot of the tactics of speed is where we focus in the book. So the tactics of empowerment, making tough strategic trade-offs so that your priorities are clear and clearly communicated, creating mechanisms to fast-track progress. At Etsy, CEO Josh Silverman, he labeled these projects ambulances. It’s an unfortunate metaphor, but it’s super memorable. These are the products that get to speed out in front of the other ones because the stakes are high and the clock is sticking.

CURT NICKISCH: You pull over and let it go by.

ANNE MORRISS: Yeah, exactly. And so we have to agree as an organization on how to do something like that. And so we see lots of great examples both in young organizations and big complex biotech companies with lots of regulatory guardrails have still found ways to do this gracefully.

And I think we end with this idea of conflict debt, which is a term we really love. Leanne Davey, who’s a team scholar and researcher, and anyone in a tech company will recognize the idea of tech debt, which is this weight the organization drags around until they resolve it. Conflict debt is a beautiful metaphor because it is this weight that we drag around and slows us down until we decide to clean it up and fix it. The organizations that are really getting speed right have figured out either formally or informally, how to create an environment where conflict and disagreements can be gracefully resolved.

CURT NICKISCH: Well, let’s talk about this speed more, right? Because I think this is one of those places that maybe people go wrong or take too long, and then you lose the awareness of the problem, you lose that urgency. And then that also just makes it less effective, right? It’s not just about getting the problem solved as quickly as possible. It’s also just speed in some ways helps solve the problem.

ANNE MORRISS: Oh, yeah. It really is the difference between imagining the change you want to lead and really being able to bring it to life. Speed is the thing that unlocks your ability to lead change. It needs a foundation, and that’s what Monday through Thursday is all about, steps one through four, but the finish line is executing with urgency, and it’s that urgency that releases the system’s energy, that communicates your priorities, that creates the conditions for your team to make progress.

CURT NICKISCH: Moving fast is something that entrepreneurs and tech companies certainly understand, but there’s also this awareness that with big companies, the bigger the organization, the harder it is to turn the aircraft carrier around, right? Is speed relative when you get at those levels, or do you think this is something that any company should be able to apply equally?

ANNE MORRISS: We think this applies to any company. The culture really lives at the level of team. So we believe you can make a tremendous amount of progress even within your circle of control as a team leader. I want to bring some humility to this and careful of words like universal, but we do think there’s some universal truths here around the value of speed, and then some of the byproducts like keeping fantastic people. Your best people want to solve problems, they want to execute, they want to make progress and speed, and the ability to do that is going to be a variable in their own equation of whether they stay or they go somewhere else where they can have an impact.

CURT NICKISCH: Right. They want to accomplish something before they go or before they retire or finish something out. And if you’re able to just bring more things on the horizon and have it not feel like it’s going to be another two years to do something meaningful.

ANNE MORRISS: People – I mean, they want to make stuff happen and they want to be around the energy and the vitality of making things happen, which again, is also a super infectious phenomenon. One of the most important jobs of a leader, we believe, is to set the metabolic pace of their teams and organizations. And so what we really dig into on Friday is, well, what does that look like to speed something up? What are the tactics of that?

CURT NICKISCH: I wonder if that universal truth, that a body in motion stays in motion applies to organizations, right? If an organization in motion stays in motion, there is something to that.

ANNE MORRISS: Absolutely.

CURT NICKISCH: Do you have a favorite client story to share, just where you saw speed just become a bit of a flywheel or just a positive reinforcement loop for more positive change at the organization?

ANNE MORRISS: Yeah. We work with a fair number of organizations that are on fire. We do a fair amount of firefighting, but we also less dramatically do a lot of fire prevention. So we’re brought into organizations that are working well and want to get better, looking out on the horizon. That work is super gratifying, and there is always a component of, well, how do we speed this up?

What I love about that work is there’s often already a high foundation of trust, and so it’s, well, how do we maintain that foundation but move this flywheel, as you said, even faster? And it’s really energizing because often there’s a lot of pent-up energy that… There’s a lot of loyalty to the organization, but often it’s also frustration and pent-up energy. And so when that gets released, when good people get the opportunity to sprint for the first time in a little while, it’s incredibly energizing, not just for us, but for the whole organization.

CURT NICKISCH: Anne, this is great. I think finding a way to solve problems better but also faster is going to be really helpful. So thanks for coming on the show to talk about it.
